I'm\n\n7\n00:00:21.400 --> 00:00:22.160\nDavid Novak,\n\n8\n00:00:22.160 --> 00:00:26.240\nand every week I have conversations with the very best leaders in the world to\n\n9\n00:00:26.240 --> 00:00:27.040\nhelp you become\n\n10\n00:00:27.040 --> 00:00:32.530\nthe best leader that you can be. Now my guest today is Klaus Kleinfeldt, the\n\n11\n00:00:32.530 --> 00:00:33.760\nformer CEO of both\n\n12\n00:00:33.760 --> 00:00:38.880\nSiemens and Alcoa, which makes him one of the only people who's led a Fortune\n\n13\n00:00:38.880 --> 00:00:40.480\n500 company on\n\n14\n00:00:40.480 --> 00:00:46.550\ntwo different continents. These days, he's helping tech and biotech companies\n\n15\n00:00:46.550 --> 00:00:47.440\nthrough his firm\n\n16\n00:00:47.440 --> 00:00:53.510\nK2 Elevation. I love how passionate Klaus is about leadership development. He's\n\n17\n00:00:53.510 --> 00:00:54.000\nout to help\n\n18\n00:00:54.000 --> 00:00:59.520\nleaders avoid burnout by tapping into their purpose and managing their energy.\n\n19\n00:00:59.520 --> 00:01:00.240\nHe's even\n\n20\n00:01:00.240 --> 00:01:03.940\nwritten a whole book about it. It's called Leading to Thrive. And let me tell\n\n21\n00:01:03.940 --> 00:01:05.600\nyou, it is an excellent\n\n22\n00:01:05.600 --> 00:01:09.980\nread. Our conversation today is going to show you how to unlock that connection\n\n23\n00:01:09.980 --> 00:01:11.440\nbetween purpose\n\n24\n00:01:11.440 --> 00:01:17.860\nand energy, both in your own leadership and on your team. So you can drive real\n\n25\n00:01:17.860 --> 00:01:19.280\nchange without\n\n26\n00:01:19.280 --> 00:01:24.560\nburning out. Here's my conversation with my good friend, and soon to be yours,\n\n27\n00:01:24.560 --> 00:01:25.520\nKlaus Kleinfeldt.\n\n28\n00:01:25.520 --> 00:01:33.500\nYou know, I know you're a big tennis player, and I've kind of gotten back into\n\n29\n00:01:33.500 --> 00:01:35.840\nthe game. So maybe,\n\n30\n00:01:35.840 --> 00:01:40.080\nmaybe once I practice a little bit, we can play and I can build your confidence\n\n31\n00:01:40.080 --> 00:01:40.080\n,\n\n32\n00:01:40.080 --> 00:01:44.400\nbecause I'm sure you'll probably kick my butt. I'm not so sure about that.\n\n33\n00:01:46.160 --> 00:01:50.400\nWhen you think about tennis, who's your favorite tennis player, and why?\n\n34\n00:01:50.400 --> 00:01:57.460\nIn life, I would probably say Agassi. And why would why would he why was he\n\n35\n00:01:57.460 --> 00:01:58.160\nyour favorite?\n\n36\n00:01:58.160 --> 00:02:05.220\nBecause he was one who made it like a star very, very quickly, then crashed and\n\n37\n00:02:05.220 --> 00:02:06.080\nthen came back.\n\n38\n00:02:06.080 --> 00:02:11.440\nAnd frankly, that connects very much to what I have been writing about, because\n\n39\n00:02:11.440 --> 00:02:12.080\nhe was one of\n\n40\n00:02:12.080 --> 00:02:17.300\nthe first to learn about energy management and learn how to deal with his own\n\n41\n00:02:17.300 --> 00:02:18.320\ndemands,\n\n42\n00:02:18.320 --> 00:02:24.800\nand manage those, and turn those partially self-destructive things that were\n\n43\n00:02:24.800 --> 00:02:25.680\ngoing on\n\n44\n00:02:25.680 --> 00:02:32.240\ninside of him into a real powerful energy source, and came out in his tennis\n\n45\n00:02:32.240 --> 00:02:34.080\nday, as well as in his\n\n46\n00:02:34.080 --> 00:02:39.550\nlife, in a very amazing way. You know, you and I go way back because we were\n\n47\n00:02:39.550 --> 00:02:40.240\nboth in the\n\n48\n00:02:41.280 --> 00:02:45.850\nAmerican Society for Corporate Executives, and it was a great, it was a group\n\n49\n00:02:45.850 --> 00:02:47.120\nof CEOs,\n\n50\n00:02:47.120 --> 00:02:53.540\ncategory exclusive, we get together once a quarter, and share insights that we\n\n51\n00:02:53.540 --> 00:02:54.640\nhad and the roles that\n\n52\n00:02:54.640 --> 00:03:00.100\nwe were in. You know, so that learning mentality has always been something that\n\n53\n00:03:00.100 --> 00:03:00.640\n's really been\n\n54\n00:03:00.640 --> 00:03:06.710\nimportant to you. I always been, and sharing, and also the interaction with\n\n55\n00:03:06.710 --> 00:03:08.000\nothers. I mean,\n\n56\n00:03:08.000 --> 00:03:13.600\nI think this has always been a wonderful, easy-elected group of individuals. I\n\n57\n00:03:13.600 --> 00:03:14.800\nmean, a lot of trust,\n\n58\n00:03:14.800 --> 00:03:19.440\nwe never had a situation as what I remember that anything even that was\n\n59\n00:03:19.440 --> 00:03:21.040\ncritically information\n\n60\n00:03:21.040 --> 00:03:25.040\nwent out, you know, so I think that spoke for it. I enjoyed it tremendously,\n\n61\n00:03:25.040 --> 00:03:25.600\nyou know, and it's\n\n62\n00:03:25.600 --> 00:03:30.320\nalso what the spouse is, so it was great to have a new one where you got to\n\n63\n00:03:30.320 --> 00:03:31.520\nknow the whole person\n\n64\n00:03:31.520 --> 00:03:35.440\nand also a bit of the family life. I really enjoyed it. I agree. I think that\n\n65\n00:03:35.440 --> 00:03:36.000\nthis is one\n\n66\n00:03:36.000 --> 00:03:40.080\nmeeting where everybody showed up. All the partners showed up because everybody\n\n67\n00:03:40.080 --> 00:03:40.800\nloved learning,\n\n68\n00:03:40.800 --> 00:03:46.800\nwhich was really key. You know, I usually don't really go into a lot about\n\n69\n00:03:46.800 --> 00:03:47.760\nbooks in this because I\n\n70\n00:03:47.760 --> 00:03:53.840\nreally want to learn about you and your journey as a leader, but your book has\n\n71\n00:03:53.840 --> 00:03:54.560\nbeen written because\n\n72\n00:03:54.560 --> 00:03:58.480\nI know you're passionate about leadership. That's something that you and I both\n\n73\n00:03:58.480 --> 00:03:59.600\nshared as CEOs. We\n\n74\n00:03:59.600 --> 00:04:03.750\nalways talked about developing leaders. You know, tell us why you really, you\n\n75\n00:04:03.750 --> 00:04:05.040\nstarted out talking a\n\n76\n00:04:05.040 --> 00:04:08.470\nlittle bit about the book, but why did you write this book? I wrote the book\n\n77\n00:04:08.470 --> 00:04:11.680\nbecause I saw that\n\n78\n00:04:11.680 --> 00:04:16.630\nalso in the young generation, I saw some people burning out even when they were\n\n79\n00:04:16.630 --> 00:04:17.520\nnot even 30.\n\n80\n00:04:17.520 --> 00:04:21.880\nAnd I realized, and I saw that before in the older generations, but there I\n\n81\n00:04:21.880 --> 00:04:22.400\nthought this\n\n82\n00:04:22.400 --> 00:04:27.840\nmight be an issue of life, you know, but here I felt like they are, they have\n\n83\n00:04:27.840 --> 00:04:28.880\nnot been provided a\n\n84\n00:04:28.880 --> 00:04:34.120\nconcept on how to be a good leader and how to sustainably be a good leader. So\n\n85\n00:04:34.120 --> 00:04:34.960\nI wrote it because\n\n86\n00:04:34.960 --> 00:04:39.110\nI wanted to give them this framework and divided this into the inner game as\n\n87\n00:04:39.110 --> 00:04:40.480\nwell as the outer game.\n\n88\n00:04:40.480 --> 00:04:44.240\nThe inner game basically being how do you sustain your energy? How do you get\n\n89\n00:04:44.240 --> 00:04:44.720\nenergy?\n\n90\n00:04:44.720 --> 00:04:48.400\nHow is that concept working? Because this is the foundation of whatever you\n\n91\n00:04:48.400 --> 00:04:49.040\nwant to do with your\n\n92\n00:04:49.040 --> 00:04:52.570\nlife, whether it is in business or whether it's in private. And then also have\n\n93\n00:04:52.570 --> 00:04:53.440\na long chapter on\n\n94\n00:04:53.440 --> 00:04:56.890\nhow do you build teams? How do you lead? What's the options? How do you build a\n\n95\n00:04:56.890 --> 00:04:58.000\nvision? How do you\n\n96\n00:04:58.000 --> 00:05:01.010\nexecute and those type of things? Yeah, well, we're going to get into some of\n\n97\n00:05:01.010 --> 00:05:01.840\nthat. And you know,\n\n98\n00:05:02.640 --> 00:05:06.400\nI want to start just by asking you this question there. You've led two major\n\n99\n00:05:06.400 --> 00:05:07.200\nglobal companies,\n\n100\n00:05:07.200 --> 00:05:11.360\nSiemens in Germany and then Alcoa here in the United States. What's something\n\n101\n00:05:11.360 --> 00:05:12.480\nthat's uniquely\n\n102\n00:05:12.480 --> 00:05:17.920\nGerman you've always carried with you when you show up at work? I think in the\n\n103\n00:05:17.920 --> 00:05:19.200\nend, it's a time\n\n104\n00:05:19.200 --> 00:05:24.640\ndiscipline. Time discipline is still, I mean, I appreciate to be on time very\n\n105\n00:05:24.640 --> 00:05:26.960\nmuch. Also that\n\n106\n00:05:26.960 --> 00:05:31.360\nI carried with me, I think. And I want to take you back, you know, to your\n\n107\n00:05:31.360 --> 00:05:32.480\nchildhood and really\n\n108\n00:05:32.480 --> 00:05:36.240\nkind of go back to the beginning here. You know, what's the story from the\n\n109\n00:05:36.240 --> 00:05:37.440\nearly days that shaped\n\n110\n00:05:37.440 --> 00:05:41.600\nthe kind of leader that you are today? There was a lot of stuff going on in my\n\n111\n00:05:41.600 --> 00:05:42.480\nlife that shaped\n\n112\n00:05:42.480 --> 00:05:46.940\nme as a human and also as a leader. The one thing is my parents were refugees\n\n113\n00:05:46.940 --> 00:05:48.160\nfrom East Germany,\n\n114\n00:05:48.160 --> 00:05:54.580\nyou know, and they started a fresh in the West. Then once my father made it, he\n\n115\n00:05:54.580 --> 00:05:55.360\nbecame one of the\n\n116\n00:05:55.360 --> 00:06:00.480\nfirst aerospace engineers that Germany had again after the Second World War. He\n\n117\n00:06:00.480 --> 00:06:01.760\ndied. I was just\n\n118\n00:06:01.760 --> 00:06:07.830\n10 and I sat next to his deathbed and without understanding that he is dying,\n\n119\n00:06:07.830 --> 00:06:08.480\nnobody understood.\n\n120\n00:06:08.480 --> 00:06:13.450\nHe had an aneurysm and he was bleeding out from the inside. That was wow, you\n\n121\n00:06:13.450 --> 00:06:15.200\nknow, so, and then\n\n122\n00:06:15.200 --> 00:06:18.920\nmy mother went back to work and as we didn't have any relatives in the West,\n\n123\n00:06:18.920 --> 00:06:20.160\nshe decided during the\n\n124\n00:06:20.160 --> 00:06:25.210\nvacation to send me back to the East to my relatives. So I had the pleasure of\n\n125\n00:06:25.210 --> 00:06:26.720\ngrowing up into two\n\n126\n00:06:26.720 --> 00:06:31.440\nsystems. One, the West, the Free Democracy and one what was called a \"social\n\n127\n00:06:31.440 --> 00:06:33.040\nistic environment\" and\n\n128\n00:06:33.040 --> 00:06:37.600\nseeing an oppressive system and learning, seeing how people behave there, what\n\n129\n00:06:37.600 --> 00:06:38.880\nthey had to stand.\n\n130\n00:06:38.880 --> 00:06:44.460\nI mean, it gave me a very strong understanding of personal liberties, freedom,\n\n131\n00:06:44.460 --> 00:06:45.280\nappreciation for\n\n132\n00:06:45.280 --> 00:06:51.350\nthis and also of courage. And those were the two things that have influenced me\n\n133\n00:06:51.350 --> 00:06:51.920\ngreatly. And the\n\n134\n00:06:51.920 --> 00:06:55.750\nfirst thing of having the father die pushed me into growing up very, very\n\n135\n00:06:55.750 --> 00:06:57.120\nquickly. I had my first\n\n136\n00:06:57.120 --> 00:07:01.690\npaying job when I was 12. I was fortunately looking a little older, being tall\n\n137\n00:07:01.690 --> 00:07:03.040\nand I've never stopped\n\n138\n00:07:03.040 --> 00:07:10.240\nworking. And so those shaped me still today is the core of what I stand for.\n\n139\n00:07:10.240 --> 00:07:14.090\nAnd in speaking of working, as I understand it, you started your career as a\n\n140\n00:07:14.090 --> 00:07:14.960\nconsultant.\n\n141\n00:07:16.640 --> 00:07:21.340\nWhat did that teach you about leadership? That was really accidental, but at\n\n142\n00:07:21.340 --> 00:07:22.560\nthe time the\n\n143\n00:07:22.560 --> 00:07:27.510\ndesign industry was not even really invented. What it taught me is that I\n\n144\n00:07:27.510 --> 00:07:28.480\nwanted to crack\n\n145\n00:07:28.480 --> 00:07:33.980\ncomplicated problems. And I was kind of bored when I saw what some of my\n\n146\n00:07:33.980 --> 00:07:35.360\nfriends from business\n\n147\n00:07:35.360 --> 00:07:40.600\nschool were thrown into. That led me to consulting and trust me, I was\n\n148\n00:07:40.600 --> 00:07:42.160\nconfronted with a lot of\n\n149\n00:07:42.160 --> 00:07:48.580\nreally complex problems. And at the time also, I loved math. And at the time\n\n150\n00:07:48.580 --> 00:07:49.520\nwith a lot of things\n\n151\n00:07:49.520 --> 00:07:54.470\nalso with quite good quantitative models already, I loved it. And the thing\n\n152\n00:07:54.470 --> 00:07:55.600\nthat I got all these\n\n153\n00:07:55.600 --> 00:07:59.830\ncomplicated things, I had really great resources. And I was working for a\n\n154\n00:07:59.830 --> 00:08:01.280\nvariety of companies.\n\n155\n00:08:01.280 --> 00:08:04.880\nOne of my clients was Siemens. And then I also had a lot of other clients also\n\n156\n00:08:04.880 --> 00:08:05.840\nin the consumer\n\n157\n00:08:05.840 --> 00:08:10.450\nconsumer industry. I found that fascinating and gauging. It was just made for\n\n158\n00:08:10.450 --> 00:08:11.440\nme, to be honest.\n\n159\n00:08:11.440 --> 00:08:17.510\nYou know, a lot of leaders use consultants. What did you learn as a consultant\n\n160\n00:08:17.510 --> 00:08:18.480\nthat leaders need\n\n161\n00:08:18.480 --> 00:08:22.240\nto understand when they hire a consultant? How do you get the most out of\n\n162\n00:08:22.240 --> 00:08:23.920\nsomeone like yourself\n\n163\n00:08:23.920 --> 00:08:27.610\nwhen you're a consultant and the company that you represent? I think first you\n\n164\n00:08:27.610 --> 00:08:28.400\nhave to frame\n\n165\n00:08:28.400 --> 00:08:33.520\nthe problem and really say what is it that you want to get out. You still, even\n\n166\n00:08:33.520 --> 00:08:34.320\nonce you frame\n\n167\n00:08:34.320 --> 00:08:38.320\nthat have to be open if the consultant comes back and say, well, from our\n\n168\n00:08:38.320 --> 00:08:39.680\nexperience, you probably\n\n169\n00:08:39.680 --> 00:08:43.760\nhave to reframe it. If you really want to crack what you want to do. In most\n\n170\n00:08:43.760 --> 00:08:44.960\ncases, it's performance,\n\n171\n00:08:44.960 --> 00:08:47.820\nyou know, and there's not that many parameters that people are interested in.\n\n172\n00:08:47.820 --> 00:08:48.480\nIt's very, can you\n\n173\n00:08:48.480 --> 00:08:51.720\nget the revenues up? Can you get the costs down? Can you get the cash? You know\n\n174\n00:08:51.720 --> 00:08:52.800\n, that's it. And I\n\n175\n00:08:52.800 --> 00:08:57.570\nwould say it's like the choice of a doctor because the variety is huge,\n\n176\n00:08:57.570 --> 00:08:59.040\nabsolutely huge. I mean,\n\n177\n00:08:59.040 --> 00:09:02.810\nyou have some brands, you know, that guarantee that you have intelligent people\n\n178\n00:09:02.810 --> 00:09:03.440\n, that they only\n\n179\n00:09:03.440 --> 00:09:07.790\nhire intelligent people. But in the end, it is all about people. And I would\n\n180\n00:09:07.790 --> 00:09:09.520\nlook at who do you\n\n181\n00:09:09.520 --> 00:09:13.610\nhave? Who is your doctor, really? Who are they sending as the key doctor? And\n\n182\n00:09:13.610 --> 00:09:14.400\nwho is the junior\n\n183\n00:09:14.400 --> 00:09:20.960\ndoctor? How do they compose the team? And to not be shy, if you feel that the\n\n184\n00:09:20.960 --> 00:09:21.920\ndoctor is super,\n\n185\n00:09:21.920 --> 00:09:27.990\nbut already the next level down is probably not at par at all. You know, so the\n\n186\n00:09:27.990 --> 00:09:29.120\ncomposition of the\n\n187\n00:09:29.120 --> 00:09:34.430\nwhole team and really engage, really engage, have an open mind. I've seen many,\n\n188\n00:09:34.430 --> 00:09:35.920\nmany times that\n\n189\n00:09:35.920 --> 00:09:43.040\nthe study was very, very good. But the team didn't do a good job in\n\n190\n00:09:43.040 --> 00:09:44.640\ncommunicating as well to leaders,\n\n191\n00:09:44.640 --> 00:09:49.330\nor leaders were not open to it. You know, you have a distinguished career as a\n\n192\n00:09:49.330 --> 00:09:50.400\nCEO. I mean,\n\n193\n00:09:50.400 --> 00:09:54.440\nyou built, you know, two great companies and, you know, made some big, big\n\n194\n00:09:54.440 --> 00:09:55.840\nmoves. You know,\n\n195\n00:09:55.840 --> 00:10:00.150\nwho was the first person? Tell us a story of that first person that really kind\n\n196\n00:10:00.150 --> 00:10:00.640\nof took you\n\n197\n00:10:00.640 --> 00:10:05.680\nunder their wing and said, Hey, you know, Klaus, I think you could be the CEO.\n\n198\n00:10:05.680 --> 00:10:10.440\nThat's not how it worked for me. I never, if you would have asked me almost\n\n199\n00:10:10.440 --> 00:10:12.160\nthroughout my life\n\n200\n00:10:12.160 --> 00:10:18.230\nuntil I was a candidate for a CEO, it was never my desire to become a CEO. My\n\n201\n00:10:18.230 --> 00:10:20.000\ndesire was that I\n\n202\n00:10:20.000 --> 00:10:27.600\nwanted to do a good job. And what I noticed, much to my surprise slash shock,\n\n203\n00:10:27.600 --> 00:10:29.120\nthat I worked for\n\n204\n00:10:29.120 --> 00:10:34.160\nfor bosses, and I had the impression the bosses were just not good. You know,\n\n205\n00:10:34.160 --> 00:10:35.200\nso, and I thought,\n\n206\n00:10:35.200 --> 00:10:40.270\nwell, I mean, if I were to do that job, I could do it better. And they didn't\n\n207\n00:10:40.270 --> 00:10:41.840\nlisten well, you know,\n\n208\n00:10:41.840 --> 00:10:45.810\nthey sometimes shied away from doing the right decisions, were not courageous\n\n209\n00:10:45.810 --> 00:10:47.440\nenough. So, and\n\n210\n00:10:47.440 --> 00:10:52.210\nwe're suppressing the right things. So, that motivated me to say, well, the\n\n211\n00:10:52.210 --> 00:10:53.120\nonly thing I can\n\n212\n00:10:53.120 --> 00:10:56.800\nmove on here is because I live by the mantra, I love it, change it, I'll leave\n\n213\n00:10:56.800 --> 00:10:57.680\nit, is to either\n\n214\n00:10:57.680 --> 00:11:02.090\nI change it, or I become the boss, you know, so that drove me, that really\n\n215\n00:11:02.090 --> 00:11:03.520\ndrove me to say, well,\n\n216\n00:11:03.520 --> 00:11:08.570\nyou know what, I can do this better, you know, so, and I suffer from seeing\n\n217\n00:11:08.570 --> 00:11:09.280\nthat the wrong\n\n218\n00:11:09.280 --> 00:11:13.840\ndecisions are made, and other people who are working in this division suffering\n\n219\n00:11:13.840 --> 00:11:14.640\ntoo. So,\n\n220\n00:11:14.640 --> 00:11:19.080\nthis person should not be in that role. That drove me, that drove me up. And,\n\n221\n00:11:19.080 --> 00:11:20.240\nand I rather,\n\n222\n00:11:20.240 --> 00:11:23.160\nI mean, there were some people who took me under the wing, but it was rather a\n\n223\n00:11:23.160 --> 00:11:23.920\ndifferent story.\n\n224\n00:11:23.920 --> 00:11:27.800\nThere were a lot of people who were opposed to this, you know, so I had\n\n225\n00:11:27.800 --> 00:11:28.720\nconstantly in\n\n226\n00:11:28.720 --> 00:11:31.920\nnaturalizations, you know, David, you know, when you want to move in natural,\n\n227\n00:11:31.920 --> 00:11:32.320\nthere's many\n\n228\n00:11:32.320 --> 00:11:36.910\nmuch organizations have a lot of bureaucracies coming with it. And, and I think\n\n229\n00:11:36.910 --> 00:11:37.760\nit was more the\n\n230\n00:11:37.760 --> 00:11:42.740\nstruggle also against this. And there were many, many times when I had decided\n\n231\n00:11:42.740 --> 00:11:43.360\nto leave,\n\n232\n00:11:44.080 --> 00:11:47.330\nto leave the organization, and then the organization somehow turned around,\n\n233\n00:11:47.330 --> 00:11:48.000\ngave me some,\n\n234\n00:11:48.000 --> 00:11:51.120\nsome great opportunity, and, and lately continue to grow.\n\n235\n00:11:51.120 --> 00:11:55.520\nWhen you, when you had this burning desire to, to really fix what you thought\n\n236\n00:11:55.520 --> 00:11:56.320\nothers weren't\n\n237\n00:11:56.320 --> 00:12:01.640\nfixing, did you have any skills that you felt you need to develop, to, to\n\n238\n00:12:01.640 --> 00:12:02.000\nreally,\n\n239\n00:12:02.000 --> 00:12:06.400\nonce you got in that seat, you knew you'd be successful, and how'd you go about\n\n240\n00:12:06.400 --> 00:12:07.520\ngoing after?\n\n241\n00:12:07.520 --> 00:12:12.470\nNo, I mean, I developed them. I mean, they're the consulting side helped\n\n242\n00:12:12.470 --> 00:12:13.920\nbecause you, you learn\n\n243\n00:12:13.920 --> 00:12:19.370\ncertain transferable skills that you apply everywhere. I always thought that in\n\n244\n00:12:19.370 --> 00:12:19.920\nthe end,\n\n245\n00:12:19.920 --> 00:12:24.260\nyou have to have a deep understanding, the deepest understanding of what\n\n246\n00:12:24.260 --> 00:12:25.120\ncreates value\n\n247\n00:12:25.120 --> 00:12:29.110\nfor the customers. You know, that was always a guiding principle. The second\n\n248\n00:12:29.110 --> 00:12:29.760\nthing was,\n\n249\n00:12:29.760 --> 00:12:34.800\nI strongly believed in the team and the people. I always thought that people\n\n250\n00:12:34.800 --> 00:12:36.240\nare the biggest,\n\n251\n00:12:36.240 --> 00:12:41.190\nmy biggest asset, talent, as well as how people work together is the only\n\n252\n00:12:41.190 --> 00:12:42.240\nsustainable competitive\n\n253\n00:12:42.240 --> 00:12:46.560\nadvantage. I believe that from long ago, you know, so almost childhood, to be\n\n254\n00:12:46.560 --> 00:12:47.760\nhonest, you know, so,\n\n255\n00:12:47.760 --> 00:12:54.290\nand I, I, I've been addicted to building high performance teams. And then the\n\n256\n00:12:54.290 --> 00:12:55.280\nrest is I,\n\n257\n00:12:55.280 --> 00:13:01.440\nI love learning, and I realized that the big conundrum is how can you go from a\n\n258\n00:13:01.440 --> 00:13:02.160\nconsultant to\n\n259\n00:13:02.160 --> 00:13:06.240\nsomebody who executes, you know, it helps if you understand the customer side.\n\n260\n00:13:06.240 --> 00:13:07.120\nIt also helps if\n\n261\n00:13:07.120 --> 00:13:11.080\nyou understand how to build teams. But then you still have to have a mechanism\n\n262\n00:13:11.080 --> 00:13:12.160\nhow to move large\n\n263\n00:13:12.160 --> 00:13:16.250\norganizations. So learning this, you know, how to motivate people, how to also\n\n264\n00:13:16.250 --> 00:13:17.120\nwork with people\n\n265\n00:13:17.120 --> 00:13:21.660\nwho are, who might not be having the highest IQ, and they don't even need it,\n\n266\n00:13:21.660 --> 00:13:22.400\nyou know,\n\n267\n00:13:22.400 --> 00:13:26.160\nbut how to move them, how to motivate them, how to give them a purpose. I mean,\n\n268\n00:13:26.160 --> 00:13:26.960\nthese type of things\n\n269\n00:13:27.520 --> 00:13:31.640\nI learned, and many of those are transferable. You know, when you finally got\n\n270\n00:13:31.640 --> 00:13:32.800\nyour first CEO\n\n271\n00:13:32.800 --> 00:13:36.540\nposition, and you got that chance to change things, what kind of culture did\n\n272\n00:13:36.540 --> 00:13:37.360\nyou inherit,\n\n273\n00:13:37.360 --> 00:13:41.380\nand, and how did you try to evolve it? Well, I would say the first leadership\n\n274\n00:13:41.380 --> 00:13:42.000\nposition,\n\n275\n00:13:42.000 --> 00:13:48.160\nand probably one of the, the one that I still enjoy thinking of, was when I ran\n\n276\n00:13:48.160 --> 00:13:49.200\na large business,\n\n277\n00:13:49.200 --> 00:13:53.040\nthe Antiography and X-ray business for, for Siemens. And obviously, because I\n\n278\n00:13:53.040 --> 00:13:54.400\nwas very young at that\n\n279\n00:13:54.400 --> 00:14:00.470\npoint in time, and for Siemens standards, you know, so, so, so, so, so they\n\n280\n00:14:00.470 --> 00:14:01.760\ngave me something that\n\n281\n00:14:01.760 --> 00:14:05.660\nother people had tried to turn around. It was not profitable, it was making\n\n282\n00:14:05.660 --> 00:14:06.400\nloss, it was the\n\n283\n00:14:06.400 --> 00:14:10.850\nworst point of the medical business, but was doing badly, you know, my\n\n284\n00:14:10.850 --> 00:14:12.880\ncolleagues refer to me as,\n\n285\n00:14:12.880 --> 00:14:17.520\n\"Hey, here comes the guy who runs on rusty nuts and bolts business,\" you know,\n\n286\n00:14:17.520 --> 00:14:18.800\nand every person who\n\n287\n00:14:18.800 --> 00:14:23.320\nwas some way capable, if they got an offer from the, from the computer tom\n\n288\n00:14:23.320 --> 00:14:25.040\nography guys or the MRI\n\n289\n00:14:25.040 --> 00:14:28.910\nguys, they left. You know, so I had a real problem, and they were all like, oh,\n\n290\n00:14:28.910 --> 00:14:29.440\nyou know,\n\n291\n00:14:29.440 --> 00:14:34.930\ndowntrodden. So the biggest problem I had there is, how do I bring motivation\n\n292\n00:14:34.930 --> 00:14:36.480\nback? And what I did\n\n293\n00:14:36.480 --> 00:14:41.110\nthere is I basically, I basically, I asked Siemens, because I had not worked in\n\n294\n00:14:41.110 --> 00:14:42.640\nthe division that I,\n\n295\n00:14:42.640 --> 00:14:47.290\nbefore I go in, I want to be at two hospitals, one in the US, one in Germany,\n\n296\n00:14:47.290 --> 00:14:48.080\nwhere I spend some\n\n297\n00:14:48.080 --> 00:14:52.560\ntime as an undercover boss, you know, as a doctor. So to see how the equipment\n\n298\n00:14:52.560 --> 00:14:54.720\nused was a wise decision,\n\n299\n00:14:54.720 --> 00:14:59.140\nwas more gut decision. And I saw that our equipment is doing a lot of things\n\n300\n00:14:59.140 --> 00:15:00.400\nthat other things don't\n\n301\n00:15:00.400 --> 00:15:04.820\ndo. But I realized that the people inside of our facilities did not understand\n\n302\n00:15:04.820 --> 00:15:06.320\nthat. So I invited\n\n303\n00:15:06.320 --> 00:15:09.680\na patient, a young patient, to come to an all-hands meeting. I established an\n\n304\n00:15:09.680 --> 00:15:10.320\nall-hands meeting,\n\n305\n00:15:10.320 --> 00:15:13.800\nwhat he didn't have before. He had an all-hands meeting. At the end of it, I\n\n306\n00:15:13.800 --> 00:15:14.560\nbrought this young\n\n307\n00:15:14.560 --> 00:15:18.800\nlady on, had her talk about her life. She talked about her life, how it went\n\n308\n00:15:18.800 --> 00:15:19.680\nsouth, and how it\n\n309\n00:15:19.680 --> 00:15:24.660\ncame back through diagnostics and intervention. And then people realized, oh,\n\n310\n00:15:24.660 --> 00:15:25.600\nthis was all our\n\n311\n00:15:25.600 --> 00:15:29.760\nequipment. The medical industry, as you know, David, I mean, you have to write\n\n312\n00:15:29.760 --> 00:15:30.640\ndown who worked\n\n313\n00:15:30.640 --> 00:15:34.240\non what. I gave her a list of all the names of the people she had, this list,\n\n314\n00:15:34.240 --> 00:15:35.040\nshe called them to\n\n315\n00:15:35.040 --> 00:15:39.990\ncome on stage. You know, this is in the northern part of Bavaria. You know, so\n\n316\n00:15:39.990 --> 00:15:40.480\npeople are not\n\n317\n00:15:40.480 --> 00:15:44.310\neasily moved. They are really tough, tough individuals, you know. But they had\n\n318\n00:15:44.310 --> 00:15:45.920\ntears in their eyes because\n\n319\n00:15:45.920 --> 00:15:49.690\nthey realized what good they are doing in this young woman. She was on our mid-\n\n320\n00:15:49.690 --> 00:15:50.880\n20s, you know.\n\n321\n00:15:50.880 --> 00:15:54.840\nThe evening, it was unionized. The evening, the union leader came to me and\n\n322\n00:15:54.840 --> 00:15:55.920\nsaid, hey,\n\n323\n00:15:55.920 --> 00:15:59.120\nDr. Kleinfeld, I want to thank you. I said, what do you want to thank me for?\n\n324\n00:15:59.120 --> 00:16:00.320\nAnd he said, you gave\n\n325\n00:16:00.320 --> 00:16:05.200\nus our soul back. You made us understand why we are here and what we are doing.\n\n326\n00:16:05.200 --> 00:16:06.800\nAnd that was the\n\n327\n00:16:06.800 --> 00:16:10.280\nmoment when the whole organization, I didn't, I mean, we did a lot of other\n\n328\n00:16:10.280 --> 00:16:11.200\nthings, but\n\n329\n00:16:11.200 --> 00:16:16.260\nthis was the moment when the switch flipped. Because suddenly they had a why to\n\n330\n00:16:16.260 --> 00:16:16.960\ngo back and\n\n331\n00:16:16.960 --> 00:16:20.770\nthen they had forgotten it. They had forgotten it. The why that was there from\n\n332\n00:16:20.770 --> 00:16:21.600\nthe day when the\n\n333\n00:16:21.600 --> 00:16:25.990\nX-ray tube was invented was too long ago. They now realize we can do\n\n334\n00:16:25.990 --> 00:16:27.840\ninterventions. We minimally\n\n335\n00:16:27.840 --> 00:16:32.550\ninvasive and we can save lives. They had in mind this young woman with 25\n\n336\n00:16:32.550 --> 00:16:33.600\nstanding there,\n\n337\n00:16:33.600 --> 00:16:41.200\ntelling them that at 16, 17, she was a vegetable. So those are things that I've\n\n338\n00:16:41.200 --> 00:16:41.920\nused. So it wasn't\n\n339\n00:16:41.920 --> 00:16:45.280\nso much what I inherited. I mean, I inherited a situation where they had given\n\n340\n00:16:45.280 --> 00:16:46.880\nup, that given up,\n\n341\n00:16:46.880 --> 00:16:52.000\nyou know. And other people that tried it with program, 20% cost reduction, you\n\n342\n00:16:52.000 --> 00:16:52.880\nknow, you can't\n\n343\n00:16:52.880 --> 00:16:57.250\nmotivate anybody with, you just say, I have a 20% cost reduction. I always do\n\n344\n00:16:57.250 --> 00:16:58.400\nthe Saturday morning\n\n345\n00:16:58.400 --> 00:17:02.090\nbreakfast test. What do you achieve? What do you tell your children why you\n\n346\n00:17:02.090 --> 00:17:03.120\nweren't there the whole\n\n347\n00:17:03.120 --> 00:17:06.640\nweek? You say, oh, I'm working on this corporate program. We're cutting 30% of\n\n348\n00:17:06.640 --> 00:17:07.760\nthose. They look at\n\n349\n00:17:07.760 --> 00:17:11.870\ntheir devices these days and say, what a jerk was that. If you tell them, I\n\n350\n00:17:11.870 --> 00:17:13.200\nsaved this young woman\n\n351\n00:17:13.200 --> 00:17:16.610\nand there's plenty of those everywhere around the world. You know, I'm saving\n\n352\n00:17:16.610 --> 00:17:17.520\nthem. You know,\n\n353\n00:17:17.520 --> 00:17:21.600\nthat's what makes a big, big difference. Is that when you first discovered the\n\n354\n00:17:21.600 --> 00:17:22.960\npower of purpose?\n\n355\n00:17:22.960 --> 00:17:26.500\nWell, the power of purpose, frankly, on a personal level, I discovered when my\n\n356\n00:17:26.500 --> 00:17:27.840\nfather died, you know,\n\n357\n00:17:27.840 --> 00:17:34.360\nthat was very, very difficult. And that's when the question when you're 10\n\n358\n00:17:34.360 --> 00:17:35.760\nyears old and the question\n\n359\n00:17:35.760 --> 00:17:42.950\ncan, why me? Why this? Why that world? You know, so I really realize that life\n\n360\n00:17:42.950 --> 00:17:44.560\nhas an end, you know,\n\n361\n00:17:44.560 --> 00:17:48.880\nand a beginning and an end at a very young age. And I think that's when this\n\n362\n00:17:48.880 --> 00:17:50.320\nrealization came for me.\n\n363\n00:17:50.320 --> 00:17:55.910\nAnd the other thing I learned is the same thing is true in transformations\n\n364\n00:17:55.910 --> 00:17:57.360\nbecause not only do you\n\n365\n00:17:57.360 --> 00:18:01.840\nneed this for yourself, but you also when you go into a job and give your time,\n\n366\n00:18:01.840 --> 00:18:02.480\nyou want to know\n\n367\n00:18:02.480 --> 00:18:07.470\nwhy do I do this? Hey, everyone, it's Kula from How Leaders Lead. And if you've\n\n368\n00:18:07.470 --> 00:18:07.920\nwatched our\n\n369\n00:18:07.920 --> 00:18:12.080\npodcast for any number of episodes, you probably know that a common theme from\n\n370\n00:18:12.080 --> 00:18:12.720\nall of the great\n\n371\n00:18:12.720 --> 00:18:17.180\nleaders we interview is that they are active learners. They had this commitment\n\n372\n00:18:17.180 --> 00:18:18.000\nto continuing\n\n373\n00:18:18.000 --> 00:18:21.960\nto learn and grow so that they don't say a statement and so that they continue\n\n374\n00:18:21.960 --> 00:18:23.200\nto see success in their\n\n375\n00:18:23.200 --> 00:18:27.950\nleadership and in their life. This theme of active learning is so important.\n\n376\n00:18:27.950 --> 00:18:28.960\nAnd it's what David's\n\n377\n00:18:28.960 --> 00:18:33.330\nlatest book, How Leaders Learn is all about. It's all about helping you develop\n\n378\n00:18:33.330 --> 00:18:34.080\nthat skill\n\n379\n00:18:34.080 --> 00:18:37.840\nof active learning so that you too can continue to see success in your\n\n380\n00:18:37.840 --> 00:18:39.520\nleadership and in your life.\n\n381\n00:18:39.520 --> 00:18:43.040\nThe book is really entertaining. It pulls stories from some of our greatest\n\n382\n00:18:43.040 --> 00:18:44.560\npodcast guests and pairs\n\n383\n00:18:44.560 --> 00:18:48.700\nthose stories with insights that you can incorporate into your leadership and\n\n384\n00:18:48.700 --> 00:18:50.400\ninto your life right away.\n\n385\n00:18:50.400 --> 00:18:54.720\nGrab How Leaders Learn on Amazon or wherever books are sold. And I think you're\n\n386\n00:18:54.720 --> 00:18:55.360\nreally going to love\n\n387\n00:18:55.360 --> 00:18:59.200\nit. You feel David's personality through the pages and through history telling\n\n388\n00:18:59.200 --> 00:19:00.080\nand it's a really\n\n389\n00:19:00.080 --> 00:19:05.440\npowerful way to level up your leadership. Young people today, in particular,\n\n390\n00:19:05.440 --> 00:19:06.240\nare really looking\n\n391\n00:19:06.240 --> 00:19:12.310\nfor that purpose. So if you're a leader in this environment now where young\n\n392\n00:19:12.310 --> 00:19:14.080\npeople and people in\n\n393\n00:19:14.080 --> 00:19:19.120\nyour organization want to have a more noble cause, what advice would you give\n\n394\n00:19:19.120 --> 00:19:20.160\non the process of\n\n395\n00:19:20.160 --> 00:19:24.400\nhow you should, what you should go through to develop a purpose for your team\n\n396\n00:19:24.400 --> 00:19:25.600\nor your company?\n\n397\n00:19:25.600 --> 00:19:29.550\nFirst of all, I think this is exactly the right question you have to ask\n\n398\n00:19:29.550 --> 00:19:30.640\nyourself. By the way,\n\n399\n00:19:30.640 --> 00:19:34.710\nI used writing the book to sort this out also because it's a concept that's\n\n400\n00:19:34.710 --> 00:19:35.600\nvery old. As long\n\n401\n00:19:35.600 --> 00:19:40.290\nas mankind exists, people have been asking about purpose. So there is a lot of\n\n402\n00:19:40.290 --> 00:19:41.280\nanswers available\n\n403\n00:19:42.000 --> 00:19:47.220\nin space and time and I basically cover that so that I give a choice menu, but\n\n404\n00:19:47.220 --> 00:19:50.080\nnothing replaces\n\n405\n00:19:50.080 --> 00:19:56.150\nthe point that it's your decision. You have to literally sit down with yourself\n\n406\n00:19:56.150 --> 00:19:57.200\nand ask yourself\n\n407\n00:19:57.200 --> 00:20:02.320\non my last day on this planet. If I want to look back into a fulfilled life,\n\n408\n00:20:02.320 --> 00:20:03.200\nwhat is it that would\n\n409\n00:20:03.200 --> 00:20:08.150\nmake this a fulfilled life? And I think many people get stuck in this. I did\n\n410\n00:20:08.150 --> 00:20:09.760\ntwo at times when they\n\n411\n00:20:09.760 --> 00:20:14.420\nthink it has to be one purpose and that is cast in stone and I can never dev\n\n412\n00:20:14.420 --> 00:20:15.440\niate from it. That's\n\n413\n00:20:15.440 --> 00:20:20.470\nnot the way it is. You actually have multiple roles in your life. You know, you\n\n414\n00:20:20.470 --> 00:20:21.440\nrun a business,\n\n415\n00:20:21.440 --> 00:20:28.900\nyou have a family, you do something in your private life, you know, work in a\n\n416\n00:20:28.900 --> 00:20:29.600\nclub or so.\n\n417\n00:20:29.600 --> 00:20:35.600\nYou can have multiple purposes, but the point is, and they can change over time\n\n418\n00:20:35.600 --> 00:20:36.080\nbecause your life\n\n419\n00:20:36.080 --> 00:20:40.800\nchanges over time. But sort it out, sort it out and some things you achieve and\n\n420\n00:20:40.800 --> 00:20:41.920\nthen you move on,\n\n421\n00:20:41.920 --> 00:20:47.070\nyou get another one. But go for something that gives you energy, purpose, dust\n\n422\n00:20:47.070 --> 00:20:47.920\nto energy, what\n\n423\n00:20:47.920 --> 00:20:53.160\nlays out us to light, it focuses the energy around one point that highly motiv\n\n424\n00:20:53.160 --> 00:20:55.120\nates you. My test on\n\n425\n00:20:55.120 --> 00:20:58.940\nmy test on purpose, people say, \"How do I know that it's good purpose?\" It's\n\n426\n00:20:58.940 --> 00:20:59.520\nreally not that\n\n427\n00:20:59.520 --> 00:21:04.280\ndifficult. You know, in the morning, you should wake up being reasonably\n\n428\n00:21:04.280 --> 00:21:05.680\nrefreshed. And then when\n\n429\n00:21:05.680 --> 00:21:11.040\nthe alarm clock wakes you up, you say, \"Okay, what's up today? Do I want to get\n\n430\n00:21:11.040 --> 00:21:11.600\nout of bed,\n\n431\n00:21:11.600 --> 00:21:16.640\nor do I want to stay in?\" And if what the first thought is, \"Oh my God, I have\n\n432\n00:21:16.640 --> 00:21:18.080\nthis amazing opportunity\n\n433\n00:21:18.080 --> 00:21:22.100\nto come closer to my purpose.\" And that's what I want to get done today. You\n\n434\n00:21:22.100 --> 00:21:23.040\nget out of bed,\n\n435\n00:21:23.040 --> 00:21:28.790\nyou have a smile on your face. That's a good purpose test. You know, a very, I\n\n436\n00:21:28.790 --> 00:21:29.280\nmean, another\n\n437\n00:21:29.280 --> 00:21:32.880\npurpose test is if you think this is the last day of my life, and if it were\n\n438\n00:21:32.880 --> 00:21:34.880\nthe last day of my life,\n\n439\n00:21:34.880 --> 00:21:38.960\nhow would I look back on my life? Would I see it as a fulfilled life, or would\n\n440\n00:21:38.960 --> 00:21:39.680\nI see it as a\n\n441\n00:21:39.680 --> 00:21:44.100\nslog? And I was running after something that really did not give me a fulfilled\n\n442\n00:21:44.100 --> 00:21:44.640\nlife.\n\n443\n00:21:44.640 --> 00:21:49.090\nYou've had so much success growing companies. And at Siemens, I know you\n\n444\n00:21:49.090 --> 00:21:50.240\ndoubled the market cap,\n\n445\n00:21:50.240 --> 00:21:56.310\n$45 to $90 billion. You had to make a lot of really, you know, very good\n\n446\n00:21:56.310 --> 00:21:58.000\nstrategic decisions.\n\n447\n00:21:58.000 --> 00:22:04.070\nWhat do you think was the single biggest decision you made then to transform\n\n448\n00:22:04.070 --> 00:22:04.800\nSiemens?\n\n449\n00:22:05.600 --> 00:22:12.020\nWell, when I got into the CO role, Siemens had a large problem. More than a\n\n450\n00:22:12.020 --> 00:22:14.000\nthird of the company\n\n451\n00:22:14.000 --> 00:22:19.730\nwas losing money. The whole telecom and IT business was in a dire problem. And\n\n452\n00:22:19.730 --> 00:22:20.400\nit was,\n\n453\n00:22:20.400 --> 00:22:24.230\nthe telecom business was the birthplace of Siemens. So there were a lot of\n\n454\n00:22:24.230 --> 00:22:25.200\nemotions in it,\n\n455\n00:22:25.200 --> 00:22:29.350\nbut it was losing money and it was actually losing money, very lot of money,\n\n456\n00:22:29.350 --> 00:22:30.560\nand going faster and\n\n457\n00:22:30.560 --> 00:22:38.400\nfaster and faster. And starting to drain cash that we could have used much,\n\n458\n00:22:38.400 --> 00:22:39.280\nmuch better\n\n459\n00:22:39.280 --> 00:22:45.630\nto build on the great businesses that Siemens had. So I felt I had to act. I\n\n460\n00:22:45.630 --> 00:22:46.160\nmean, the company\n\n461\n00:22:46.160 --> 00:22:51.760\nwas over 200 years old, you know, so I felt I had to act on it. And I finally,\n\n462\n00:22:51.760 --> 00:22:53.200\nwe sorted through\n\n463\n00:22:53.200 --> 00:22:57.900\nit and thought about what strategic options do we have. And I finally decided\n\n464\n00:22:57.900 --> 00:22:58.800\nto present to\n\n465\n00:22:58.800 --> 00:23:03.680\nthe board a plan how to chop off certain things and sell certain things partner\n\n466\n00:23:03.680 --> 00:23:04.400\n. We did the partnership\n\n467\n00:23:04.400 --> 00:23:09.640\nwith Nokia, you know, and change the structure. In an environment where you\n\n468\n00:23:09.640 --> 00:23:11.040\nhave co-determined\n\n469\n00:23:11.040 --> 00:23:15.600\nco-determined board 22 people on the board, 11 being employee representatives,\n\n470\n00:23:15.600 --> 00:23:16.480\n11 being\n\n471\n00:23:16.480 --> 00:23:20.080\nshared or represented. The employee representatives are all only from Germany,\n\n472\n00:23:20.080 --> 00:23:21.520\nright? So and you're\n\n473\n00:23:21.520 --> 00:23:25.760\ntalking about a company that is represented in 130 countries or so, you know.\n\n474\n00:23:25.760 --> 00:23:27.920\nSo very difficult.\n\n475\n00:23:27.920 --> 00:23:33.990\nAnd then frankly, and the emotions were extremely high, but I decided, I mean,\n\n476\n00:23:33.990 --> 00:23:34.800\nhow would I look\n\n477\n00:23:34.800 --> 00:23:40.870\nat this as my leadership if I were not to do it and the risk to basically sink\n\n478\n00:23:40.870 --> 00:23:42.240\nthe whole ship and\n\n479\n00:23:42.240 --> 00:23:50.320\nand not allow it to have enough resources to go forward in rapid speed was high\n\n480\n00:23:50.320 --> 00:23:51.840\n. So I decided\n\n481\n00:23:51.840 --> 00:23:57.910\nI do it and we will go forward with this. And then in addition to this, I put a\n\n482\n00:23:57.910 --> 00:23:58.800\nprogram together\n\n483\n00:23:58.800 --> 00:24:02.780\nhow we could revitalize the whole company and with targets with we put a three-\n\n484\n00:24:02.780 --> 00:24:03.520\nyear program\n\n485\n00:24:03.520 --> 00:24:06.970\nout, which had never in this case been done before and committed to those\n\n486\n00:24:06.970 --> 00:24:08.080\ntargets growth,\n\n487\n00:24:08.080 --> 00:24:11.700\nas well as profitability targets. And we did it in three years and all\n\n488\n00:24:11.700 --> 00:24:13.600\ndivisions were profitable,\n\n489\n00:24:13.600 --> 00:24:19.670\nwhich had never happened before in the company. But I you have probably some\n\n490\n00:24:19.670 --> 00:24:20.400\nidea on how\n\n491\n00:24:21.120 --> 00:24:25.720\nthe response, not just internally, including some of the colleagues, including\n\n492\n00:24:25.720 --> 00:24:26.400\nsome of the board\n\n493\n00:24:26.400 --> 00:24:32.470\nmembers also on the on the capital side was in a German environment and\n\n494\n00:24:32.470 --> 00:24:34.000\ncertainly the environment\n\n495\n00:24:34.000 --> 00:24:38.960\nfor on the labor, labor side, you know. I mean, you have to live with getting\n\n496\n00:24:38.960 --> 00:24:39.920\ndeath threats delivered\n\n497\n00:24:39.920 --> 00:24:43.360\nto your doorsteps, you know, demonstration in front of your house, you know,\n\n498\n00:24:43.360 --> 00:24:44.960\nnot being allowed to leave\n\n499\n00:24:44.960 --> 00:24:50.200\nto leave your family being under under under protection the whole time. I mean,\n\n500\n00:24:50.200 --> 00:24:50.560\nin the end,\n\n501\n00:24:50.560 --> 00:24:55.800\nthere's a high price you pay. If I had to do it again, I would do it in the\n\n502\n00:24:55.800 --> 00:24:56.640\nsame way.\n\n503\n00:24:56.640 --> 00:25:01.520\nI think it was if you look at the company's capabilities today, I think it was\n\n504\n00:25:01.520 --> 00:25:02.480\nexactly the\n\n505\n00:25:02.480 --> 00:25:07.370\nright exactly the right thing to do. And somebody had to do it. And that's what\n\n506\n00:25:07.370 --> 00:25:08.560\nleadership is about.\n\n507\n00:25:08.560 --> 00:25:14.050\nAnd you obviously have in your in your mind, you have a process for making\n\n508\n00:25:14.050 --> 00:25:15.120\nreally good decisions.\n\n509\n00:25:16.080 --> 00:25:21.510\nIf you had to simplify what that process is, what would you tell us depends on,\n\n510\n00:25:21.510 --> 00:25:22.560\nfirst of all,\n\n511\n00:25:22.560 --> 00:25:28.980\nI believe in intellectual rigor. I don't believe that I have all the knowledge.\n\n512\n00:25:28.980 --> 00:25:31.520\nSo I try to get\n\n513\n00:25:31.520 --> 00:25:37.620\nas many facts as possible. I also try to go down to the source of where where\n\n514\n00:25:37.620 --> 00:25:38.720\nthe information is.\n\n515\n00:25:38.720 --> 00:25:44.320\nSo for instance, if I deal with a situation where the customer or field issue,\n\n516\n00:25:44.320 --> 00:25:45.520\nI typically would\n\n517\n00:25:45.520 --> 00:25:49.690\nnot just rely on what my team would give me. I would call the person down in\n\n518\n00:25:49.690 --> 00:25:51.440\nthe pits, you know,\n\n519\n00:25:51.440 --> 00:25:55.210\nor go there, travel there, you know, and then find out what is really going on\n\n520\n00:25:55.210 --> 00:25:56.320\nthere. And\n\n521\n00:25:56.320 --> 00:26:02.390\nand almost always that I learned an important fact that was really important\n\n522\n00:26:02.390 --> 00:26:04.080\nfor getting a better\n\n523\n00:26:04.080 --> 00:26:10.910\nquality decision. And in the end, I mean, one of my biggest guiding posts was,\n\n524\n00:26:10.910 --> 00:26:13.680\nis how, how,\n\n525\n00:26:13.680 --> 00:26:18.650\nhow do I feel about this? If I were to, I always look, also thought of the\n\n526\n00:26:18.650 --> 00:26:20.960\npeople. And, and I always\n\n527\n00:26:20.960 --> 00:26:25.290\nthought that even if I had to let go people, how do I, how can I do this and\n\n528\n00:26:25.290 --> 00:26:26.560\nthe best and the respect\n\n529\n00:26:26.560 --> 00:26:31.090\nfor best, respectful way, we did when we did the telecom thing, we did a\n\n530\n00:26:31.090 --> 00:26:32.480\npartnership in the end\n\n531\n00:26:32.480 --> 00:26:37.770\nwith with the unions to do a requalification of the employees, which worked\n\n532\n00:26:37.770 --> 00:26:38.960\nmagically well,\n\n533\n00:26:38.960 --> 00:26:43.200\nreally thanks also to the partnership with the labor union very well and became\n\n534\n00:26:43.200 --> 00:26:43.760\na model for\n\n535\n00:26:43.760 --> 00:26:47.940\nmany others to go to go after this. But in the end, I have to measure it. I\n\n536\n00:26:47.940 --> 00:26:49.120\nmean, how would,\n\n537\n00:26:49.120 --> 00:26:55.230\nhow would I get judged by not the papers, by, by the higher authority that will\n\n538\n00:26:55.230 --> 00:26:56.240\none day\n\n539\n00:26:56.240 --> 00:27:00.320\njudge us all, you know, and live with that, you know, that's the leader. I felt\n\n540\n00:27:00.320 --> 00:27:01.120\nthat that's the\n\n541\n00:27:01.120 --> 00:27:06.560\nleadership principle. And part of it is also, because I saw in my youth what\n\n542\n00:27:06.560 --> 00:27:07.520\npeople did in a\n\n543\n00:27:07.520 --> 00:27:12.070\nsuppressive system like East Germany, and how they stood for their own values,\n\n544\n00:27:12.070 --> 00:27:12.880\neven though they\n\n545\n00:27:12.880 --> 00:27:18.030\nknew that they would have negative consequences to live with. When you run a\n\n546\n00:27:18.030 --> 00:27:18.960\npublic company,\n\n547\n00:27:18.960 --> 00:27:23.910\nand you, you ran two very large public companies, you get into this rat-a-tat-t\n\n548\n00:27:23.910 --> 00:27:24.720\nat-ta happen to beat\n\n549\n00:27:24.720 --> 00:27:29.080\nevery quarter, every quarter, every quarter, you know, I mean, you know, what\n\n550\n00:27:29.080 --> 00:27:30.160\ndid that, what did that\n\n551\n00:27:30.160 --> 00:27:34.000\nrhythm that's just natural in terms of companies, you got to make your numbers,\n\n552\n00:27:34.000 --> 00:27:34.480\nand what did that\n\n553\n00:27:34.480 --> 00:27:40.050\nteach you on how to drive results through others? Well, I mean, in the end, you\n\n554\n00:27:40.050 --> 00:27:40.720\nhave to know how\n\n555\n00:27:40.720 --> 00:27:47.390\nto motivate people and build a very, very good high performance team. I mean,\n\n556\n00:27:47.390 --> 00:27:48.240\nthe quarterly,\n\n557\n00:27:48.240 --> 00:27:54.310\nthe quarterly results have some good things that you don't, that you are not\n\n558\n00:27:54.310 --> 00:27:56.000\nallowed to slack.\n\n559\n00:27:56.000 --> 00:28:03.110\nAt the same time, if you just run for the quarter in companies that have long-\n\n560\n00:28:03.110 --> 00:28:03.440\nterm\n\n561\n00:28:03.440 --> 00:28:09.510\nbusiness cycles, then you would not be able to continue to build, to build the\n\n562\n00:28:09.510 --> 00:28:10.240\ncompany. So,\n\n563\n00:28:10.240 --> 00:28:16.660\nyou also have to find a skill how to balance things, and see what is there for\n\n564\n00:28:16.660 --> 00:28:17.120\nthe short term,\n\n565\n00:28:17.120 --> 00:28:21.840\nwhat do I have to do, mid-term, long-term, you know, but the core, I think that\n\n566\n00:28:21.840 --> 00:28:22.800\nthe core is,\n\n567\n00:28:22.800 --> 00:28:27.750\nwhat type of talent do you have, and how do they work together? How can you\n\n568\n00:28:27.750 --> 00:28:28.720\nform them as a high\n\n569\n00:28:28.720 --> 00:28:33.670\nperformance team? Do they, do they work like this, you know? You know, I love\n\n570\n00:28:33.670 --> 00:28:34.480\nthe story you\n\n571\n00:28:34.480 --> 00:28:38.120\ntalked about how you really gave purpose to your organization by bringing that\n\n572\n00:28:38.120 --> 00:28:38.800\nlady forward,\n\n573\n00:28:38.800 --> 00:28:43.200\nand she talked about how she, you know, her life was changed, and you brought\n\n574\n00:28:43.200 --> 00:28:44.240\nthe soul back to,\n\n575\n00:28:44.240 --> 00:28:48.640\nto the company that, is there another powerful story you've had in your career\n\n576\n00:28:48.640 --> 00:28:49.760\nthat had a really\n\n577\n00:28:49.760 --> 00:28:54.710\nprofound impact on how you lead, because that was a great one. Well, I tell you\n\n578\n00:28:54.710 --> 00:28:55.520\n, one other,\n\n579\n00:28:55.520 --> 00:28:59.610\nanother one was, was here in New York, actually, you know, and, and I worked\n\n580\n00:28:59.610 --> 00:29:01.200\nfor a quad, I stayed,\n\n581\n00:29:01.200 --> 00:29:07.660\ntypically I stayed late in the office, and always the cleaning crew was there,\n\n582\n00:29:07.660 --> 00:29:08.640\ncleaning the restrooms\n\n583\n00:29:08.640 --> 00:29:13.920\nand, and the facility, and the, and so typically when I went to the restroom,\n\n584\n00:29:13.920 --> 00:29:14.880\nyou know, I ran into\n\n585\n00:29:14.880 --> 00:29:18.690\nthe same individual, you know, I said hello, hey, hey, hey, I knew that he came\n\n586\n00:29:18.690 --> 00:29:20.160\nfrom Albania,\n\n587\n00:29:20.160 --> 00:29:25.110\nlived in Queens, you know, with his family, but his parents were still over in\n\n588\n00:29:25.110 --> 00:29:25.760\nAlbania,\n\n589\n00:29:25.760 --> 00:29:30.710\nand we always had a little chat about things, you know, so, and one night, you\n\n590\n00:29:30.710 --> 00:29:31.760\nknow, I mean,\n\n591\n00:29:31.760 --> 00:29:38.480\nwhat I want to go out, he stops me in the track, reaches out his hand, and says\n\n592\n00:29:38.480 --> 00:29:39.200\n, and I didn't know\n\n593\n00:29:39.200 --> 00:29:44.170\nwhat he wanted, and he said, I want to thank you, and, and, and I said, for\n\n594\n00:29:44.170 --> 00:29:46.480\nwhat? And we had talked\n\n595\n00:29:46.480 --> 00:29:50.440\nabout the normal things in life, I had my mother living also back in Germany,\n\n596\n00:29:50.440 --> 00:29:51.440\nso I knew how it is\n\n597\n00:29:51.440 --> 00:29:55.630\nwhen, when your parents are not with you, and they get old, you know, and he\n\n598\n00:29:55.630 --> 00:29:57.440\nsaid, I want to thank you\n\n599\n00:29:57.440 --> 00:30:04.110\nfor talking to me, I said, well, I enjoy this, he said, yes, but you have to\n\n600\n00:30:04.110 --> 00:30:06.000\nunderstand most people\n\n601\n00:30:06.000 --> 00:30:13.120\njust look through me, and I thought that was so wow to me, most people just\n\n602\n00:30:13.120 --> 00:30:14.880\nlook through me,\n\n603\n00:30:14.880 --> 00:30:20.950\nyou know, and it basically tells you never forget to handle whoever it is with\n\n604\n00:30:20.950 --> 00:30:21.360\nrespect,\n\n605\n00:30:21.360 --> 00:30:27.430\nand you can always, and that has been my, I mean, my implicit mantra, you can\n\n606\n00:30:27.430 --> 00:30:28.400\nalways learn something\n\n607\n00:30:28.400 --> 00:30:32.830\nfrom somebody, and there's no justification we need to not be respectful to an\n\n608\n00:30:32.830 --> 00:30:33.840\nindividual.\n\n609\n00:30:33.840 --> 00:30:37.840\nWow, most people just look through me, that's, that is, that's so compelling\n\n610\n00:30:37.840 --> 00:30:38.800\nand so memorable,\n\n611\n00:30:38.800 --> 00:30:43.520\nthat's, that's an amazing story. You write in your book, you know, leading the\n\n612\n00:30:43.520 --> 00:30:44.320\ntribe that\n\n613\n00:30:44.880 --> 00:30:51.670\nyou used to treat leadership like running an ultra marathon, just push harder,\n\n614\n00:30:51.670 --> 00:30:52.320\ngo longer,\n\n615\n00:30:52.320 --> 00:30:58.880\nbut your view changed, explain. Yeah, what happened one day somebody came into\n\n616\n00:30:58.880 --> 00:30:59.600\nmy office,\n\n617\n00:30:59.600 --> 00:31:02.570\na friend of mine who worked with me, came into my office and said, you got it\n\n618\n00:31:02.570 --> 00:31:03.920\nall wrong, and I think\n\n619\n00:31:03.920 --> 00:31:07.430\nDavid, we are similar to that, I mean, they know how to push our buttons if\n\n620\n00:31:07.430 --> 00:31:08.560\nsomebody comes to you,\n\n621\n00:31:08.560 --> 00:31:13.330\nsee, you got your life all wrong, and he knew that, he knew that I always would\n\n622\n00:31:13.330 --> 00:31:14.720\nsay life is like,\n\n623\n00:31:14.720 --> 00:31:18.640\na business is like an ultra marathon, I ran marathons at that time, you know,\n\n624\n00:31:18.640 --> 00:31:19.440\nso he pushed it,\n\n625\n00:31:19.440 --> 00:31:22.080\nand we got into the discussion, he said, and I said, what is it? And he said,\n\n626\n00:31:22.080 --> 00:31:23.120\nit's all about energy,\n\n627\n00:31:23.120 --> 00:31:27.110\nand, and I really owe it to him, and that also got me into looking into high\n\n628\n00:31:27.110 --> 00:31:28.480\nperformance sports,\n\n629\n00:31:28.480 --> 00:31:32.700\nmy love, my beloved tennis, you know, and, and I realized there was something\n\n630\n00:31:32.700 --> 00:31:33.760\nvery odd going on,\n\n631\n00:31:33.760 --> 00:31:39.330\nwhy already the tenure in business was going down, more people leaving, having\n\n632\n00:31:39.330 --> 00:31:40.240\nshorter 10 years,\n\n633\n00:31:40.240 --> 00:31:45.600\nbeing younger when they, when they leave in tennis, and in other sports, it was\n\n634\n00:31:45.600 --> 00:31:46.960\nexactly the opposite,\n\n635\n00:31:46.960 --> 00:31:51.360\nthey stayed longer, they stayed longer in the game, the average rate of the top\n\n636\n00:31:51.360 --> 00:31:52.160\nwent up.\n\n637\n00:31:52.160 --> 00:31:55.360\nSo I said, I have to understand what's going on there, and I looked into it,\n\n638\n00:31:55.360 --> 00:31:56.560\nand I saw that\n\n639\n00:31:56.560 --> 00:32:01.510\nthey had learned how to manage energy, they understood what energy resources\n\n640\n00:32:01.510 --> 00:32:02.160\nare there,\n\n641\n00:32:02.160 --> 00:32:07.380\nphysical, mental, emotional, spiritual, how do I handle it, what's the point of\n\n642\n00:32:07.380 --> 00:32:08.080\npurpose,\n\n643\n00:32:08.080 --> 00:32:11.760\nand that's why I said Agassie before, you know, because Andrew Agassie was one\n\n644\n00:32:11.760 --> 00:32:12.880\nof the first\n\n645\n00:32:12.880 --> 00:32:16.560\nwho showed it to the world, you know, this is how you can come from an angry\n\n646\n00:32:16.560 --> 00:32:17.360\nyoung man\n\n647\n00:32:17.360 --> 00:32:22.000\nto a sophisticated person, really winning, really winning and playing the game,\n\n648\n00:32:22.000 --> 00:32:22.400\nyou know,\n\n649\n00:32:22.400 --> 00:32:27.040\nmasterfully, as long as you wanted to. Well, what kind of rhythms or habits\n\n650\n00:32:27.040 --> 00:32:28.640\nshould you put in place\n\n651\n00:32:28.640 --> 00:32:34.710\nto keep your energy going? I mean, I'm ready to go now. I ran a marathon when I\n\n652\n00:32:34.710 --> 00:32:35.200\nwas 40, but I\n\n653\n00:32:35.200 --> 00:32:41.270\nhaven't run one in a long time. You have to understand downtime as productive\n\n654\n00:32:41.270 --> 00:32:42.320\ntime. So the way this\n\n655\n00:32:42.320 --> 00:32:46.070\nworks is you, I mean, you burn, you wake up in the morning, you have energy,\n\n656\n00:32:46.070 --> 00:32:47.200\nyou are energized,\n\n657\n00:32:47.200 --> 00:32:50.450\nyou burn it through during the course of the day, you have to recharge it, and\n\n658\n00:32:50.450 --> 00:32:51.040\nyou have to\n\n659\n00:32:51.040 --> 00:32:54.640\nconserve it. So the question is, okay, what is there? On the physical side,\n\n660\n00:32:54.640 --> 00:32:55.840\nvery well understood,\n\n661\n00:32:55.840 --> 00:33:00.840\nmovement, eating well, drinking the hydration, you know, sleep, you know, those\n\n662\n00:33:00.840 --> 00:33:01.840\nare very important\n\n663\n00:33:01.840 --> 00:33:05.070\nthings. Most people have a decent leaders have decent understanding of this. On\n\n664\n00:33:05.070 --> 00:33:06.080\nthe emotional side,\n\n665\n00:33:06.080 --> 00:33:09.790\nit's already quite difficult, you know, because most people think, oh, you know\n\n666\n00:33:09.790 --> 00:33:10.560\n, this person\n\n667\n00:33:10.560 --> 00:33:14.980\ndrains energies was a very, very intense discussion negotiation, and they\n\n668\n00:33:14.980 --> 00:33:16.400\ndrained me, and I couldn't\n\n669\n00:33:16.400 --> 00:33:20.850\nstand it anymore. And finally, I gave in, they burned me out and this, well,\n\n670\n00:33:20.850 --> 00:33:22.240\nthis is about you.\n\n671\n00:33:22.240 --> 00:33:27.360\nThe energy, the emotion is inside of you. If you allow somebody to drain energy\n\n672\n00:33:27.360 --> 00:33:28.080\nfrom you\n\n673\n00:33:28.080 --> 00:33:34.150\nby provoking you, and you take that provocation, the fault is with you. You can\n\n674\n00:33:34.150 --> 00:33:35.280\nlearn how to be\n\n675\n00:33:35.280 --> 00:33:40.620\ncalm as a cucumber and not allow these provocations, go through it, use your\n\n676\n00:33:40.620 --> 00:33:41.920\nbreathing, breathe in,\n\n677\n00:33:41.920 --> 00:33:46.130\nbreathe out, you know, let go in this year and that, and then get your story\n\n678\n00:33:46.130 --> 00:33:47.680\nout, get the negotiation\n\n679\n00:33:47.680 --> 00:33:51.330\ngoing, you know. So on the emotional side, there's many other things, you know,\n\n680\n00:33:51.330 --> 00:33:52.320\nbut just one example,\n\n681\n00:33:52.320 --> 00:33:56.320\non the mental side, it's really on what do you focus on, you know, you can\n\n682\n00:33:56.320 --> 00:33:57.120\nfocus on all the\n\n683\n00:33:57.120 --> 00:34:00.530\nnegative things, or you can focus also on the opportunities. There's this great\n\n684\n00:34:00.530 --> 00:34:01.360\nstory about\n\n685\n00:34:01.360 --> 00:34:04.940\nthe shoemaker, the old shoemaker, who has two sons wants to pass his business\n\n686\n00:34:04.940 --> 00:34:06.080\non, doesn't know\n\n687\n00:34:06.080 --> 00:34:10.080\nhow to pass it on, to send them to Africa. The one son sends a note based on\n\n688\n00:34:10.080 --> 00:34:11.840\nfather, very bad news,\n\n689\n00:34:11.840 --> 00:34:15.680\nthere's no market here, they are all barefoot. The other one sends a note based\n\n690\n00:34:15.680 --> 00:34:16.560\nfather, sent me\n\n691\n00:34:16.560 --> 00:34:20.710\nas many shoes as you can get, you know, there's a market that's endless,\n\n692\n00:34:20.710 --> 00:34:22.160\neverybody's barefoot,\n\n693\n00:34:22.160 --> 00:34:28.240\nright? So this, I think, puts it together in a good way, and I think that this\n\n694\n00:34:28.240 --> 00:34:29.040\ncapability\n\n695\n00:34:29.040 --> 00:34:35.900\nof leaders is to see not just the obvious, but also to see what's the upside in\n\n696\n00:34:35.900 --> 00:34:36.640\nwhat everybody\n\n697\n00:34:36.640 --> 00:34:42.030\nsees a downside and a great skill. Then the aspects of compartmentalization,\n\n698\n00:34:42.030 --> 00:34:43.200\nnot allow the monkeys in\n\n699\n00:34:43.200 --> 00:34:47.250\nyour brain to hop around, but compartmentalizing them, that's on the mental\n\n700\n00:34:47.250 --> 00:34:48.880\nside. On the spiritual side,\n\n701\n00:34:48.880 --> 00:34:54.030\nit's really just recharging, getting grounded, you know, and I think there's\n\n702\n00:34:54.030 --> 00:34:55.600\nmany, many spiritual\n\n703\n00:34:55.600 --> 00:35:01.730\npractices, but I would also say that believe in a higher being, you should\n\n704\n00:35:01.730 --> 00:35:04.000\nallow that in your life,\n\n705\n00:35:04.000 --> 00:35:07.170\njust at least test it out, there's nothing wrong with that. And then the point\n\n706\n00:35:07.170 --> 00:35:08.080\nof purpose as the\n\n707\n00:35:08.080 --> 00:35:13.360\nfocus around this moment, you know, you know, in addition to being a great CEO,\n\n708\n00:35:13.360 --> 00:35:14.160\nyou're, you're\n\n709\n00:35:14.160 --> 00:35:18.470\nan author now, but you also invest in tech and biotech companies through your\n\n710\n00:35:18.470 --> 00:35:20.400\nfirm, K2 Elevation.\n\n711\n00:35:20.400 --> 00:35:28.140\nYou know, when you're looking at a business to invest in, you know, a lot of\n\n712\n00:35:28.140 --> 00:35:29.360\npeople just say,\n\n713\n00:35:29.360 --> 00:35:33.840\nyou know, one of the most important thing you can do is identify who's leading\n\n714\n00:35:33.840 --> 00:35:34.560\nit, you know,\n\n715\n00:35:34.560 --> 00:35:38.720\nand if you've got that person, you know, you're going to be well on your way.\n\n716\n00:35:38.720 --> 00:35:45.440\nTell us a story about a leader of one of the companies that you invested on and\n\n717\n00:35:45.440 --> 00:35:46.320\nhow he impressed\n\n718\n00:35:46.320 --> 00:35:50.960\nyou and what it was that made you, made you say, this is a company I'm going to\n\n719\n00:35:50.960 --> 00:35:51.680\nbet on.\n\n720\n00:35:51.680 --> 00:35:56.800\nFirst of all, I completely agree with what you just said. I typically bet on\n\n721\n00:35:56.800 --> 00:35:57.520\nthe leader,\n\n722\n00:35:57.520 --> 00:36:03.590\nand in this case, it's the founder of the leader. And I also think that it is\n\n723\n00:36:03.590 --> 00:36:05.360\nimportant for people\n\n724\n00:36:05.360 --> 00:36:10.000\non the board to remember, you know, that they are not running the operations,\n\n725\n00:36:10.000 --> 00:36:11.200\nbut their main job\n\n726\n00:36:11.200 --> 00:36:16.960\nis to select the right leader, right? So what impressed me, I once invested in\n\n727\n00:36:16.960 --> 00:36:17.520\na company,\n\n728\n00:36:17.520 --> 00:36:23.100\nand this is this story has two sides, you know, was somebody who very much\n\n729\n00:36:23.100 --> 00:36:25.360\nimpressed me on the\n\n730\n00:36:25.360 --> 00:36:30.310\nintellectual rigor, the stuff that they had taken on, cracked something that I\n\n731\n00:36:30.310 --> 00:36:31.520\nknew from all days,\n\n732\n00:36:31.520 --> 00:36:37.520\nthat's a complicated problem, and they cracked it with modern technology, with\n\n733\n00:36:37.520 --> 00:36:37.920\nbasically with an\n\n734\n00:36:37.920 --> 00:36:41.730\nAI approach already when AI wasn't even that popular, you know, so, and I\n\n735\n00:36:41.730 --> 00:36:42.880\nthought this was\n\n736\n00:36:42.880 --> 00:36:48.120\namazing what they did. The same gentleman, then he convinced me to invest and\n\n737\n00:36:48.120 --> 00:36:49.440\nto go on his board.\n\n738\n00:36:49.440 --> 00:36:54.080\nThe day before, the day before the board meeting happens, I get a call from his\n\n739\n00:36:54.080 --> 00:36:55.040\nco-founder telling\n\n740\n00:36:55.040 --> 00:37:01.040\nme that they found him unconscious in the hallway, right? Because, and he said\n\n741\n00:37:01.040 --> 00:37:02.240\nhe will never come back,\n\n742\n00:37:02.240 --> 00:37:05.840\nthe doctors don't allow him to even engage with us, you know. The guy is\n\n743\n00:37:05.840 --> 00:37:06.560\nhealthy back,\n\n744\n00:37:06.560 --> 00:37:10.320\nwonderful, not as a CEO, he does something else, you know, in his life, you\n\n745\n00:37:10.320 --> 00:37:12.240\nknow. But it was absolutely\n\n746\n00:37:12.240 --> 00:37:16.240\nfascinating to see, you know, this guy did it, pushed, pushed, pushed, pushed,\n\n747\n00:37:16.240 --> 00:37:18.320\nand didn't have\n\n748\n00:37:18.320 --> 00:37:21.990\nthe energy concept, so he didn't recharge. And he had just come through, come\n\n749\n00:37:21.990 --> 00:37:22.880\nthrough a funding\n\n750\n00:37:22.880 --> 00:37:28.120\nround, you know, very, very successful funding round, and had a code, and didn\n\n751\n00:37:28.120 --> 00:37:28.880\n't treat his code,\n\n752\n00:37:28.880 --> 00:37:33.280\nand the code went to the heart, and flamed the heart, and formed, you know. So,\n\n753\n00:37:33.280 --> 00:37:34.480\nbut I invested,\n\n754\n00:37:34.480 --> 00:37:38.740\nand went on to the board because of him, then the board, most of it investors\n\n755\n00:37:38.740 --> 00:37:39.440\non the board,\n\n756\n00:37:39.440 --> 00:37:43.380\nyou know, were like chicken running around, so they asked me to become the\n\n757\n00:37:43.380 --> 00:37:44.000\nchairman,\n\n758\n00:37:44.000 --> 00:37:47.410\nand that's what I did to structure it, we found somebody else, and the rest is\n\n759\n00:37:47.410 --> 00:37:48.000\nhistory.\n\n760\n00:37:49.040 --> 00:37:52.720\nAnd so when you find out someone else, what did that person have?\n\n761\n00:37:52.720 --> 00:37:55.200\nUnfortunately, not exactly what we thought he had.\n\n762\n00:37:55.200 --> 00:38:02.800\nThat's a little honesty there, we don't get always get it right, do we, class?\n\n763\n00:38:02.800 --> 00:38:09.280\nThe thing is, and I think that's also important for young leaders to understand\n\n764\n00:38:09.280 --> 00:38:09.280\n,\n\n765\n00:38:09.280 --> 00:38:13.120\nsome feel, I put somebody into the job, I realize it's not the right person,\n\n766\n00:38:13.120 --> 00:38:14.000\nbut I can't take the\n\n767\n00:38:14.000 --> 00:38:18.530\nperson out. It's the opposite. You have to take the person out, because the\n\n768\n00:38:18.530 --> 00:38:20.240\norganization will say,\n\n769\n00:38:20.240 --> 00:38:24.950\nhe will not take that person out, even though the person is not great. If you\n\n770\n00:38:24.950 --> 00:38:25.840\nbasically say,\n\n771\n00:38:25.840 --> 00:38:30.080\nI made a mistake, I take the person out, find another job, or leave, you know,\n\n772\n00:38:30.080 --> 00:38:32.400\nthat is the right\n\n773\n00:38:32.400 --> 00:38:34.990\nsolution. That's the right solution for the company, and it's the right\n\n774\n00:38:34.990 --> 00:38:36.000\nsolution for you to\n\n775\n00:38:36.000 --> 00:38:40.300\nshow up as a leader. We'll be back with the rest of my conversation with Klaus\n\n776\n00:38:40.300 --> 00:38:41.520\nKleinfeld in just a\n\n777\n00:38:41.520 --> 00:38:44.960\nmoment. You know, Klaus talks to me about the importance of getting the facts\n\n778\n00:38:44.960 --> 00:38:45.440\nstraight from\n\n779\n00:38:45.440 --> 00:38:50.190\nthe source. And it reminds me of a fantastic story from Kevin Hochman, the\n\n780\n00:38:50.190 --> 00:38:51.600\nleader behind Chilly's\n\n781\n00:38:51.600 --> 00:38:57.670\nred hot growth. I'm in a Chilly's in Chicago, just outside of O'Hare. I'll\n\n782\n00:38:57.670 --> 00:38:58.400\nnever forget this.\n\n783\n00:38:58.400 --> 00:39:01.260\nAnd I mean, we call it the heart of house. So the back of the house of the\n\n784\n00:39:01.260 --> 00:39:01.840\nkitchen,\n\n785\n00:39:01.840 --> 00:39:05.300\nwe call it the heart of the house at Brinker. And I'm in the heart of the house\n\n786\n00:39:05.300 --> 00:39:06.240\nwith a team member,\n\n787\n00:39:06.240 --> 00:39:10.880\nand she's counting shrimp. So her job for the first hour of the day was she\n\n788\n00:39:10.880 --> 00:39:11.280\ncounts eight\n\n789\n00:39:11.280 --> 00:39:15.200\nshrimp, puts them in a little bag, twists the bag, counts eight shrimp, puts\n\n790\n00:39:15.200 --> 00:39:15.760\nthem in a little bag,\n\n791\n00:39:15.760 --> 00:39:19.520\ntwists the bag, and so on. And she'll do that for probably 45 minutes. And then\n\n792\n00:39:19.520 --> 00:39:19.920\nshe'll do the\n\n793\n00:39:19.920 --> 00:39:22.510\nsame thing with brisket, which she'll measure it and bag it. And then she'll do\n\n794\n00:39:22.510 --> 00:39:23.040\nthe same with the\n\n795\n00:39:23.040 --> 00:39:26.490\nproduct. It's called portioning. And pretty much every concept at some point\n\n796\n00:39:26.490 --> 00:39:27.120\nhas done a lot of\n\n797\n00:39:27.120 --> 00:39:31.470\nportioning. We did a bunch of KSC and a pizza hut when I was there at Yum. And\n\n798\n00:39:31.470 --> 00:39:32.160\nthe idea is,\n\n799\n00:39:32.160 --> 00:39:36.100\nwell, you could do this before service and it controls what we call A.V.T. or a\n\n800\n00:39:36.100 --> 00:39:37.440\nmeasure of waste.\n\n801\n00:39:37.440 --> 00:39:40.280\nSo you know that you're always going to get a shrimp because you're counting it\n\n802\n00:39:40.280 --> 00:39:40.480\n, you know,\n\n803\n00:39:40.480 --> 00:39:43.890\nnot in the heat of the moment. And it's very easier and faster service. Well,\n\n804\n00:39:43.890 --> 00:39:45.360\nso when I asked her the\n\n805\n00:39:45.360 --> 00:39:50.120\nquestion, hey, what's the one thing that you would do if you were CEO tomorrow,\n\n806\n00:39:50.120 --> 00:39:50.720\nshe'd say,\n\n807\n00:39:50.720 --> 00:39:54.490\nI stopped counting these darn shrimp. And I said, well, what would you do if\n\n808\n00:39:54.490 --> 00:39:55.280\nyou didn't count the\n\n809\n00:39:55.280 --> 00:39:59.600\nshrimp? And she said, when the customer orders a shrimp taco or a shrimp fajita\n\n810\n00:39:59.600 --> 00:40:00.240\n, I'll count eight\n\n811\n00:40:00.240 --> 00:40:03.650\nshrimp, I'll put them on the grill. You know what? Sometimes I'll count seven,\n\n812\n00:40:03.650 --> 00:40:04.400\nsometimes I'll count\n\n813\n00:40:04.400 --> 00:40:07.840\nnine. But guess what? Most of the time, I'm going to count eight, right? So we\n\n814\n00:40:07.840 --> 00:40:08.960\ntook that idea back\n\n815\n00:40:08.960 --> 00:40:12.640\nto the restaurant support center and they said, hey, we got to test this. We're\n\n816\n00:40:12.640 --> 00:40:12.880\ngoing to have a\n\n817\n00:40:12.880 --> 00:40:16.680\nbunch of shrimp waste. I don't know about this. And I said, well, what's there\n\n818\n00:40:16.680 --> 00:40:17.680\nto test? Like,\n\n819\n00:40:17.680 --> 00:40:20.710\nshe's right. Like once in a while, she'll get it wrong up or down, but we're\n\n820\n00:40:20.710 --> 00:40:21.120\nnot going to have\n\n821\n00:40:21.120 --> 00:40:24.530\nbig waste issue. So we rolled it out and guess what happened to shrimp waste?\n\n822\n00:40:24.530 --> 00:40:26.000\nAbsolutely nothing,\n\n823\n00:40:26.000 --> 00:40:29.600\nright? Literally didn't change. Like we, we measure this stuff literally every\n\n824\n00:40:29.600 --> 00:40:30.000\nday. We get\n\n825\n00:40:30.000 --> 00:40:33.240\nreports every day. It didn't change. And everybody laughs at that story. But\n\n826\n00:40:33.240 --> 00:40:34.800\nyou know what's interesting,\n\n827\n00:40:34.800 --> 00:40:40.130\nif you take one hour prep out of our restaurants every day, that's 47 years of\n\n828\n00:40:40.130 --> 00:40:41.040\nlabor that we pay\n\n829\n00:40:41.040 --> 00:40:45.060\nfor annually. That's over $6 million a labor that say that we can redeploy to\n\n830\n00:40:45.060 --> 00:40:46.160\nthings like that would\n\n831\n00:40:46.160 --> 00:40:49.370\nactually, you know, improve the guest experience or improve the food experience\n\n832\n00:40:49.370 --> 00:40:50.240\n, right? So, you know,\n\n833\n00:40:50.240 --> 00:40:53.210\nthose are things that add up pretty quickly, because when you're in a, you know\n\n834\n00:40:53.210 --> 00:40:54.240\n, a restaurant\n\n835\n00:40:54.240 --> 00:40:57.930\ngroup with a lot of scale, you know, get one hour prep out of the business is\n\n836\n00:40:57.930 --> 00:40:58.960\nhas huge impacts.\n\n837\n00:40:58.960 --> 00:41:02.220\nAnd then most importantly, that team member, she doesn't want to do that. She\n\n838\n00:41:02.220 --> 00:41:03.360\ndoesn't value that\n\n839\n00:41:03.360 --> 00:41:06.480\nto her that thinks it's a waste of time. So that makes her job way more\n\n840\n00:41:06.480 --> 00:41:07.440\nengaging when we're like,\n\n841\n00:41:07.440 --> 00:41:10.600\nhey, we listened to you. We got rid of that and go do something that you're\n\n842\n00:41:10.600 --> 00:41:11.600\nexcited about doing.\n\n843\n00:41:11.600 --> 00:41:15.800\nWhen you take the time to get inside straight from the source, big things can\n\n844\n00:41:15.800 --> 00:41:17.280\nhappen. Kevin's\n\n845\n00:41:17.280 --> 00:41:22.340\nconversation is full of aha moments like this. So give it a listen. It's\n\n846\n00:41:22.340 --> 00:41:24.880\nepisode 183 here on How\n\n847\n00:41:24.880 --> 00:41:29.860\nLeaders Lead. You know, and as you buy these companies and you mentor these\n\n848\n00:41:29.860 --> 00:41:30.960\nCEOs and founders\n\n849\n00:41:30.960 --> 00:41:35.740\nof the companies, I'd have to imagine that AI is on everybody's radar right now\n\n850\n00:41:35.740 --> 00:41:36.080\n.\n\n851\n00:41:36.080 --> 00:41:42.150\nWhat should leaders be doing today to first of all, A, understand it and then B\n\n852\n00:41:42.150 --> 00:41:43.680\n, stay ahead of it,\n\n853\n00:41:43.680 --> 00:41:49.810\nyou know, so that you can actually win in this arena risk versus risk falling\n\n854\n00:41:49.810 --> 00:41:50.480\nbehind.\n\n855\n00:41:50.480 --> 00:41:53.890\nFirst of all, I mean, it's the highest adoption that we've seen on any\n\n856\n00:41:53.890 --> 00:41:54.960\ntechnology, you know,\n\n857\n00:41:54.960 --> 00:42:01.630\nthe ever, you know, when you look at chat GPT and I would go as far as if you\n\n858\n00:42:01.630 --> 00:42:02.880\nare not engaging on\n\n859\n00:42:02.880 --> 00:42:07.830\nthe AI front, you are toast, you will be toast done, you know, so you have to\n\n860\n00:42:07.830 --> 00:42:09.040\nengage. It affects\n\n861\n00:42:09.040 --> 00:42:14.090\neveryone, affects every industry, affects literally every function. So it's not\n\n862\n00:42:14.090 --> 00:42:15.200\nthat complicated to\n\n863\n00:42:15.200 --> 00:42:19.970\nunderstand. I also would say don't you don't have to go for the all-encomp\n\n864\n00:42:19.970 --> 00:42:21.920\nassing solutions, you know,\n\n865\n00:42:21.920 --> 00:42:25.900\nin fact, I would rather not go for the all-encompassing solutions, but I would\n\n866\n00:42:25.900 --> 00:42:26.160\nsay\n\n867\n00:42:26.160 --> 00:42:29.950\nI do something here. I do, for instance, if you are on a software development\n\n868\n00:42:29.950 --> 00:42:30.400\nside,\n\n869\n00:42:30.400 --> 00:42:34.720\nthere's a lot of tools, you know, already that are fantastic to write code,\n\n870\n00:42:34.720 --> 00:42:35.840\nright? If you don't,\n\n871\n00:42:35.840 --> 00:42:40.880\nif you don't apply that, you know, wow, you're falling way behind, you know, if\n\n872\n00:42:40.880 --> 00:42:41.360\nyou're on the\n\n873\n00:42:41.360 --> 00:42:48.680\nmarketing side, you know, to basically structure segment the market, have more\n\n874\n00:42:48.680 --> 00:42:50.080\ndirect interaction\n\n875\n00:42:50.080 --> 00:42:54.800\nwith different market segments, more specific to their needs, you know, and\n\n876\n00:42:54.800 --> 00:42:56.400\nshoot this out,\n\n877\n00:42:56.400 --> 00:43:00.800\nyou know, go do it. If you are on the analytics side and you want to do, for\n\n878\n00:43:00.800 --> 00:43:01.280\ninstance, the full\n\n879\n00:43:01.280 --> 00:43:07.700\nanalytics on your supplier side, I mean, every single thing you can be improved\n\n880\n00:43:07.700 --> 00:43:08.800\nby the use of AI.\n\n881\n00:43:08.800 --> 00:43:16.080\nSo, you know, how would you go about leading in this era of AI in the sense of\n\n882\n00:43:16.080 --> 00:43:16.800\nhow do you take\n\n883\n00:43:16.800 --> 00:43:21.050\nyour organization with you on the importance of building the muscle in this\n\n884\n00:43:21.050 --> 00:43:21.680\nskill?\n\n885\n00:43:21.680 --> 00:43:26.630\nI think you have to, it goes back to who do you have in your first line team,\n\n886\n00:43:26.630 --> 00:43:27.040\nyou know,\n\n887\n00:43:27.040 --> 00:43:30.950\nand everybody on the first line team has to understand in whatever they are\n\n888\n00:43:30.950 --> 00:43:32.160\noverseeing,\n\n889\n00:43:32.160 --> 00:43:39.120\ntheir role is to bring AI in. Their role is to figure out how can I make this\n\n890\n00:43:39.120 --> 00:43:40.400\nbetter with AI.\n\n891\n00:43:40.400 --> 00:43:43.840\nAI is not just going to bring your cost down, it's going to bring your speed up\n\n892\n00:43:43.840 --> 00:43:44.160\n, and it's going\n\n893\n00:43:44.160 --> 00:43:50.580\nto bring your quality up, you know. So, the first thing is you cannot afford to\n\n894\n00:43:50.580 --> 00:43:50.880\nhave\n\n895\n00:43:50.880 --> 00:43:57.360\nanybody on your direct team who doesn't understand that AI needs to be embedded\n\n896\n00:43:57.360 --> 00:43:58.480\nin their structures.\n\n897\n00:43:58.480 --> 00:44:04.550\nYou know, I want to shift gears for a second, and I got to ask you about this\n\n898\n00:44:04.550 --> 00:44:05.120\nneon project,\n\n899\n00:44:05.120 --> 00:44:11.520\nthat you took on in Saudi Arabia. You know, tell us about it, number one, and\n\n900\n00:44:11.520 --> 00:44:12.480\nthen tell us,\n\n901\n00:44:13.200 --> 00:44:16.960\ndid it stretch you as a leader, and would you learn from that whole experience?\n\n902\n00:44:16.960 --> 00:44:23.040\nWell, it was, it's still, I'm still on the board, it's a wonderful, fascinating\n\n903\n00:44:23.040 --> 00:44:23.840\ninitiative. It\n\n904\n00:44:23.840 --> 00:44:28.350\nreminds me, it's, look, I mean, it's a big piece of land, the size of\n\n905\n00:44:28.350 --> 00:44:31.600\nPennsylvania, that is in the\n\n906\n00:44:31.600 --> 00:44:38.120\nnorth, north of Saudi Arabia, it has a long coastline, I think in kilometers,\n\n907\n00:44:38.120 --> 00:44:40.400\n350 kilometers, it's\n\n908\n00:44:40.400 --> 00:44:46.470\nprobably 250 miles or something like this, you know. And about two-thirds of\n\n909\n00:44:46.470 --> 00:44:47.760\nthis is on the Red Sea,\n\n910\n00:44:47.760 --> 00:44:56.640\nand the other part is on the sea to Sinai, you know. So, and the, it is the\n\n911\n00:44:56.640 --> 00:44:57.680\nvision of the crown\n\n912\n00:44:57.680 --> 00:45:01.580\nprince, the crown prince knows the area very, very well, it's almost unpop\n\n913\n00:45:01.580 --> 00:45:03.040\nulated, it has mountains,\n\n914\n00:45:03.040 --> 00:45:10.960\nthe highest mountain, it goes up to 1,500 feet, you know, so 2,500 meters,\n\n915\n00:45:10.960 --> 00:45:12.400\nthere's no one there at\n\n916\n00:45:12.400 --> 00:45:15.520\ntimes in the year, you know, about three months of the year, it has conditions\n\n917\n00:45:15.520 --> 00:45:16.400\nwhere you can ski\n\n918\n00:45:16.400 --> 00:45:22.000\nthere. So, great, and it also has sand, it has sandy beaches, everything, you\n\n919\n00:45:22.000 --> 00:45:23.120\nknow, mid-sized\n\n920\n00:45:23.120 --> 00:45:28.150\nmountains, amazing, absolutely amazing. The weather is nice also, you have a\n\n921\n00:45:28.150 --> 00:45:29.120\nbit of wind there,\n\n922\n00:45:29.760 --> 00:45:37.780\nso, and the crown prince's point was, I want to create a land where, which\n\n923\n00:45:37.780 --> 00:45:38.800\nattracts the best and\n\n924\n00:45:38.800 --> 00:45:44.870\nbrightest and allows people to live the future. I mean, his idea, and it's my\n\n925\n00:45:44.870 --> 00:45:46.240\nwords, not his words,\n\n926\n00:45:46.240 --> 00:45:51.480\nyou know, his ideas, we are already living in the post-industrial world, but we\n\n927\n00:45:51.480 --> 00:45:52.720\nhaven't quite\n\n928\n00:45:52.720 --> 00:45:57.280\nunderstood what all this means, right, and to live with nature, he's a big\n\n929\n00:45:57.280 --> 00:45:58.320\nnature lover,\n\n930\n00:45:58.320 --> 00:46:02.960\na big nature lover, so one of the things was that, make sure that with many of\n\n931\n00:46:02.960 --> 00:46:03.840\nthese projects,\n\n932\n00:46:03.840 --> 00:46:07.740\nyou know, you go into it and nature gets destroyed, I mean, this concept was\n\n933\n00:46:07.740 --> 00:46:08.720\nbuilt like this, that\n\n934\n00:46:08.720 --> 00:46:19.200\nover 85% of the nature will remain untouched, and also on the urban environment\n\n935\n00:46:19.200 --> 00:46:20.000\n, I mean, the\n\n936\n00:46:20.000 --> 00:46:24.480\nchallenge was, it's not going to be about streets and cars and all that stuff,\n\n937\n00:46:24.480 --> 00:46:25.600\nyou know, you have\n\n938\n00:46:25.600 --> 00:46:30.270\nto have a concept that makes it more livable, so basically mixed use, walking,\n\n939\n00:46:30.270 --> 00:46:31.600\nbicycling,\n\n940\n00:46:31.600 --> 00:46:36.170\nthese type of things, how can you do that, how can you allow a life which is\n\n941\n00:46:36.170 --> 00:46:37.920\nmore living with nature\n\n942\n00:46:37.920 --> 00:46:44.340\nat the same time being connected to the world and having the best technology on\n\n943\n00:46:44.340 --> 00:46:45.040\nyour fingertips,\n\n944\n00:46:45.040 --> 00:46:48.770\nso we went through this, we looked at what, I always looked at this as a\n\n945\n00:46:48.770 --> 00:46:50.800\nbusiness, and I thought\n\n946\n00:46:50.800 --> 00:46:55.920\nwe have to build it like you build a new product, you know, it's all about what\n\n947\n00:46:55.920 --> 00:46:56.880\nsustainable competitive\n\n948\n00:46:56.880 --> 00:47:02.020\nadvantage do you have, and I was extremely happy when we saw that there was\n\n949\n00:47:02.020 --> 00:47:03.680\nsome really crazy things\n\n950\n00:47:03.680 --> 00:47:08.020\nlike energy, renewable energy, they have wind, they have solar, you know,\n\n951\n00:47:08.020 --> 00:47:09.360\nbasically at cost that\n\n952\n00:47:09.360 --> 00:47:14.310\nare lower than the cost of gas and oil, even in Saudi Arabia, so that and it's\n\n953\n00:47:14.310 --> 00:47:15.360\nclean, it's clean\n\n954\n00:47:15.360 --> 00:47:19.400\nenergy, you know, so this gives you an enabler that you have at very few places\n\n955\n00:47:19.400 --> 00:47:20.560\n, so one of the first\n\n956\n00:47:20.560 --> 00:47:25.940\nthings that we did is roll that out, and as well as the first at scale green\n\n957\n00:47:25.940 --> 00:47:27.600\nhydrogen plan is\n\n958\n00:47:27.600 --> 00:47:32.080\ncurrently getting built in Neom, and everybody who's in the energy development\n\n959\n00:47:32.080 --> 00:47:33.040\nwants to go there\n\n960\n00:47:33.040 --> 00:47:37.460\nand see it and work with us, so and this goes on and on and on, the question is\n\n961\n00:47:37.460 --> 00:47:38.320\nhow do we have\n\n962\n00:47:38.320 --> 00:47:43.900\nurban living, you know, and what's the concept, what is the concept of\n\n963\n00:47:43.900 --> 00:47:46.080\ntransportation in this,\n\n964\n00:47:46.080 --> 00:47:50.640\nand it was fascinating, I mean, I'm absolutely fascinating and wonderful to see\n\n965\n00:47:50.640 --> 00:47:51.280\n, I honestly\n\n966\n00:47:51.280 --> 00:47:56.860\nthink the last time that I've seen something with that vision, you really need\n\n967\n00:47:56.860 --> 00:47:57.920\nsomebody there\n\n968\n00:47:57.920 --> 00:48:07.360\nwho is there for a long time and stability to develop, last time I've seen this\n\n969\n00:48:07.360 --> 00:48:08.560\nwith St. Petersburg\n\n970\n00:48:08.560 --> 00:48:12.310\nwhen Peter of the Great, you know, basically went out and said I want a seaport\n\n971\n00:48:12.310 --> 00:48:14.240\n, Russia's landlocked,\n\n972\n00:48:14.240 --> 00:48:17.870\nwent into the swans, you know, and basically said this is where I want it and I\n\n973\n00:48:17.870 --> 00:48:18.320\nwant to ship\n\n974\n00:48:18.320 --> 00:48:24.390\nbuilding industry and everything else, and this Neom is where is it at in its\n\n975\n00:48:24.390 --> 00:48:24.960\ndevelopment for\n\n976\n00:48:24.960 --> 00:48:29.190\neverybody to know? Well, there's a lot of, it's not, many people mistake it as\n\n977\n00:48:29.190 --> 00:48:30.560\nsaying it's one city\n\n978\n00:48:30.560 --> 00:48:35.510\nand a lot of focus on the line, but in reality years I'd stop counting, I would\n\n979\n00:48:35.510 --> 00:48:36.560\nsay it's about\n\n980\n00:48:36.560 --> 00:48:41.880\nsix, seven, eight developments that are coming at almost at the same time, the\n\n981\n00:48:41.880 --> 00:48:42.800\none probably that's\n\n982\n00:48:42.800 --> 00:48:48.870\nfurthest along is the mountain city, you know, which is going to be open for\n\n983\n00:48:48.870 --> 00:48:49.680\nthe ancient winter\n\n984\n00:48:49.680 --> 00:48:56.420\nOlympics, and there's a lot of stuff that we built there, then there are some\n\n985\n00:48:56.420 --> 00:48:57.680\nof the some of the\n\n986\n00:48:57.680 --> 00:49:04.480\nislands that are already welcoming, welcoming people. The good thing is that I\n\n987\n00:49:04.480 --> 00:49:06.720\nthink we have seen\n\n988\n00:49:06.720 --> 00:49:13.180\nthat sometimes it's better to do it a little bit more staged than doing it all\n\n989\n00:49:13.180 --> 00:49:14.320\nin parallel,\n\n990\n00:49:14.320 --> 00:49:21.520\nright, because I mean, if you think about, this is a magnitude, think about it,\n\n991\n00:49:21.520 --> 00:49:22.240\nit's the size of\n\n992\n00:49:22.240 --> 00:49:27.380\nPennsylvania, you know, and if you want to build Pennsylvania in five years,\n\n993\n00:49:27.380 --> 00:49:28.960\nthat's going to be\n\n994\n00:49:28.960 --> 00:49:33.360\ndifficult, and you probably, you can do it, you know, but it's probably not\n\n995\n00:49:33.360 --> 00:49:34.640\ngoing to be the best\n\n996\n00:49:34.640 --> 00:49:40.710\nchoice, you know, so what we're seeing here is going to be still very fast\n\n997\n00:49:40.710 --> 00:49:41.760\ncompared to everything\n\n998\n00:49:41.760 --> 00:49:47.000\nthat has happened so far, but it's going to go obviously in phases, and it's\n\n999\n00:49:47.000 --> 00:49:48.080\ngoing to be very\n\n1000\n00:49:48.080 --> 00:49:53.430\nattractive, very attractive. I mean, people ask me, so when can I see the whole\n\n1001\n00:49:53.430 --> 00:49:54.560\nthing, and I think\n\n1002\n00:49:54.560 --> 00:50:00.040\nthat you can see bits of it relatively soon, but you will see it continuously\n\n1003\n00:50:00.040 --> 00:50:00.880\ninvolving,\n\n1004\n00:50:00.880 --> 00:50:05.850\nand it will be a success, I'm 100% convinced that it will be a success. I fell\n\n1005\n00:50:05.850 --> 00:50:07.200\nin love with it,\n\n1006\n00:50:07.200 --> 00:50:13.200\nthe moment I saw the area, the moment I had conversations with the crown prince\n\n1007\n00:50:13.200 --> 00:50:13.920\nto understand\n\n1008\n00:50:13.920 --> 00:50:20.590\nhis his vision, and it's a it's really a wonderful vision of for anybody, you\n\n1009\n00:50:20.590 --> 00:50:21.840\nknow, I'm looking forward\n\n1010\n00:50:21.840 --> 00:50:27.270\nto having a place there and spending some time there, it's great, I mean, where\n\n1011\n00:50:27.270 --> 00:50:28.160\ndo you have that?\n\n1012\n00:50:28.160 --> 00:50:35.280\nMountain snow, you know, great night under the skies in a desert, you know, you\n\n1013\n00:50:35.280 --> 00:50:36.560\ncan go swimming,\n\n1014\n00:50:36.560 --> 00:50:40.650\nthe coral reefs, this are the only in the red sea has the only coral reefs on\n\n1015\n00:50:40.650 --> 00:50:41.360\nthis planet\n\n1016\n00:50:41.360 --> 00:50:46.960\nthat are still fully healthy, the only place, and it's the the under, and many\n\n1017\n00:50:46.960 --> 00:50:47.520\npeople who are\n\n1018\n00:50:47.520 --> 00:50:51.610\ndiving know this, probably the best place to do diving these places in the red\n\n1019\n00:50:51.610 --> 00:50:51.920\nsea,\n\n1020\n00:50:51.920 --> 00:50:56.030\nand you don't need diving equipment, you put a snorkel on, you go, you go and\n\n1021\n00:50:56.030 --> 00:50:56.800\nwatch, and you will\n\n1022\n00:50:56.800 --> 00:51:02.410\nbe like odd, absolutely odd. So the crown prince had this incredible vision,\n\n1023\n00:51:02.410 --> 00:51:04.480\nand CEOs and leaders are\n\n1024\n00:51:04.480 --> 00:51:10.550\nexpected to be big thinkers and visionary, is this a skill that you can\n\n1025\n00:51:10.550 --> 00:51:12.320\nactually develop? I mean,\n\n1026\n00:51:12.320 --> 00:51:15.800\nwhat advice would you give leaders on how to improve the skill of being a\n\n1027\n00:51:15.800 --> 00:51:17.360\nvisionary, or are you\n\n1028\n00:51:17.360 --> 00:51:22.310\nborn with it? No, I don't think, well, I don't know, I'm just always telling,\n\n1029\n00:51:22.310 --> 00:51:23.520\nbut a lot of things can\n\n1030\n00:51:23.520 --> 00:51:35.260\nbe learned also. I think that visionary side is to allow a little bit to be the\n\n1031\n00:51:35.260 --> 00:51:36.400\nchild again, you\n\n1032\n00:51:36.400 --> 00:51:42.470\nknow, we for instance, at NEOM we did an exercise once, where we said you may\n\n1033\n00:51:42.470 --> 00:51:43.520\nremember David at the\n\n1034\n00:51:43.520 --> 00:51:48.470\ntime when compute was very expensive, right, and when I started programming,\n\n1035\n00:51:48.470 --> 00:51:50.080\nyou know, I had to manage\n\n1036\n00:51:50.080 --> 00:51:56.140\nthe amount of CPU capabilities that I had and memory and write the code for\n\n1037\n00:51:56.140 --> 00:51:57.200\nthat, you know,\n\n1038\n00:51:57.200 --> 00:52:03.060\nthe AI algorithms were all there, but it was impossible because the compute was\n\n1039\n00:52:03.060 --> 00:52:03.680\nnot there, it was\n\n1040\n00:52:03.680 --> 00:52:09.750\nunimaginable, you know, so now compute is for free. Now try to do the same\n\n1041\n00:52:09.750 --> 00:52:11.280\nexercise, and we did that\n\n1042\n00:52:11.280 --> 00:52:17.420\nat NEOM, when you think what about energy being for free without any negative\n\n1043\n00:52:17.420 --> 00:52:18.720\nconsequences in\n\n1044\n00:52:18.720 --> 00:52:23.360\nthe production of energy, what would that mean to the world? This was one of\n\n1045\n00:52:23.360 --> 00:52:25.120\nthe most wonderful\n\n1046\n00:52:25.120 --> 00:52:29.710\nexperiments that I've done, but you allow yourself a little bit to be like a\n\n1047\n00:52:29.710 --> 00:52:31.040\nchild and dream,\n\n1048\n00:52:31.040 --> 00:52:35.610\nand then you also have to come from the in-face to the reality test, and I\n\n1049\n00:52:35.610 --> 00:52:36.320\nthink that,\n\n1050\n00:52:36.320 --> 00:52:40.400\nso visionary is one thing, you know, I know you are a great visionary, but you\n\n1051\n00:52:40.400 --> 00:52:42.640\nare also a very good\n\n1052\n00:52:42.640 --> 00:52:47.590\nexecutor, and the thing that, and you have to have both skills, the one skill\n\n1053\n00:52:47.590 --> 00:52:49.040\nalone is dangerous,\n\n1054\n00:52:49.040 --> 00:52:53.040\nI mean, I think that if you are just a visionary, people will find out this\n\n1055\n00:52:53.040 --> 00:52:55.440\nvision is not working,\n\n1056\n00:52:55.440 --> 00:52:59.360\nyou know, and everybody wants to be on a winning team, they want to see success\n\n1057\n00:52:59.360 --> 00:53:00.480\nof it, you know,\n\n1058\n00:53:00.480 --> 00:53:03.650\nand they sit there and say, \"No, we're not going to follow this jerk, sounds\n\n1059\n00:53:03.650 --> 00:53:05.040\ngood,\" but in reality,\n\n1060\n00:53:05.040 --> 00:53:09.530\njust blood, sweat, and tears and nothing happening for me, so that's not going\n\n1061\n00:53:09.530 --> 00:53:10.320\nto fly,\n\n1062\n00:53:10.320 --> 00:53:14.240\nat the same time, if you're just an executor and just a slave driver, people\n\n1063\n00:53:14.240 --> 00:53:14.640\nalso say,\n\n1064\n00:53:14.640 --> 00:53:18.710\n\"What am I doing here? What's the why? Why am I here? What do I do?\" So you\n\n1065\n00:53:18.710 --> 00:53:20.000\nneed to be really\n\n1066\n00:53:20.000 --> 00:53:25.360\neffective as a leader, both skills essential. Absolutely, absolutely, and this\n\n1067\n00:53:25.360 --> 00:53:25.680\nhas been\n\n1068\n00:53:25.680 --> 00:53:28.400\nso much fun, Klaus, so I'm going to have a little bit more fun with you and do\n\n1069\n00:53:28.400 --> 00:53:29.280\nmy lightning round\n\n1070\n00:53:29.280 --> 00:53:34.570\nof questions, so are you ready for this? Can I have me? What three words best\n\n1071\n00:53:34.570 --> 00:53:35.760\ndescribe you?\n\n1072\n00:53:35.760 --> 00:53:46.790\nDriven. Happy optimistic. If you could be one person for a day beside yourself,\n\n1073\n00:53:46.790 --> 00:53:47.280\nwho would it be?\n\n1074\n00:53:47.280 --> 00:53:56.560\nOh my god, I'm pretty happy with being me, being me. I don't think I want to be\n\n1075\n00:53:56.560 --> 00:53:57.520\nsomebody else,\n\n1076\n00:53:57.520 --> 00:54:02.060\nto be honest. No, I'm happy with who I am. All right, what's your biggest pet\n\n1077\n00:54:02.060 --> 00:54:02.560\npeeve?\n\n1078\n00:54:02.560 --> 00:54:07.760\nDark chocolate. Who would play you in a movie?\n\n1079\n00:54:07.760 --> 00:54:13.000\nOh, Robert Redford. If you could play tennis on the center court at any major\n\n1080\n00:54:13.000 --> 00:54:14.320\nvenue, where would it be?\n\n1081\n00:54:14.320 --> 00:54:21.120\nAnd who are you playing with? Wimbledon against Boris Becker. There you go,\n\n1082\n00:54:21.120 --> 00:54:22.640\nsomething you'd only\n\n1083\n00:54:22.640 --> 00:54:29.520\nknow about Germany if you're from there. Green coal on Pinkle. And we're going\n\n1084\n00:54:29.520 --> 00:54:29.920\nto look that\n\n1085\n00:54:29.920 --> 00:54:36.810\nup using AI. We got a test to do everybody. It's a dish. All right, there we go\n\n1086\n00:54:36.810 --> 00:54:38.720\n. What's the\n\n1087\n00:54:38.720 --> 00:54:42.870\none thing you do just for you? Reflection. Besides your family, what's your\n\n1088\n00:54:42.870 --> 00:54:44.400\nmost prized possession?\n\n1089\n00:54:44.400 --> 00:54:50.880\nMusic. If I turned on the radio in your car, what would I hear? Audio book or\n\n1090\n00:54:51.920 --> 00:54:55.840\ngreat music. What's something about you a few people would know?\n\n1091\n00:54:55.840 --> 00:55:02.250\nOh, that I had a business being Santa Claus, as one of my first really super\n\n1092\n00:55:02.250 --> 00:55:03.200\nprofitable\n\n1093\n00:55:03.200 --> 00:55:09.270\nown enterprise. Santa Claus, Santa Claus on December 24th, unbelievably\n\n1094\n00:55:09.270 --> 00:55:10.320\nprofitable.\n\n1095\n00:55:10.320 --> 00:55:17.280\nI love it. What's one of your daily rituals, something that you'd never miss?\n\n1096\n00:55:18.320 --> 00:55:22.560\nWorkout in the morning. There you go. That's why you're in great shape. You're\n\n1097\n00:55:22.560 --> 00:55:22.960\nout of the\n\n1098\n00:55:22.960 --> 00:55:29.680\nlightning rod. You did a great job there, Robert Redford. I got to ask you, how\n\n1099\n00:55:29.680 --> 00:55:30.160\nwas your wife\n\n1100\n00:55:30.160 --> 00:55:37.230\na budget influenced your career? Greatly, greatly. I mean, I met her when I was\n\n1101\n00:55:37.230 --> 00:55:38.160\n10,\n\n1102\n00:55:38.160 --> 00:55:42.640\nactually. We hated it. We went to school in the same class and hated each other\n\n1103\n00:55:42.640 --> 00:55:44.160\n, fought each other\n\n1104\n00:55:44.160 --> 00:55:51.920\nviolently over who was the speaker of the class. Then we were separated in the\n\n1105\n00:55:51.920 --> 00:55:53.120\nupper years. She\n\n1106\n00:55:53.120 --> 00:55:57.320\nwent to a different specialization than I did. We got to see each other in the\n\n1107\n00:55:57.320 --> 00:55:58.560\nafternoon courses\n\n1108\n00:55:58.560 --> 00:56:04.630\nat the school that we went to. Suddenly, she realized and I realized that she\n\n1109\n00:56:04.630 --> 00:56:05.840\nis a very smart\n\n1110\n00:56:05.840 --> 00:56:13.090\nperson. When we were 18, we fell in love. That has led to a wonderful life, a\n\n1111\n00:56:13.090 --> 00:56:15.440\nfulfilled life. She\n\n1112\n00:56:15.440 --> 00:56:21.040\ndefinitely has been a great influence and a great advisor and a great partner.\n\n1113\n00:56:21.040 --> 00:56:25.120\nYou have two grown daughters that are both a business. How did you\n\n1114\n00:56:25.120 --> 00:56:29.200\nlead take your leadership philosophy at home over the years class?\n\n1115\n00:56:29.200 --> 00:56:36.320\nMost difficult. Why is that? Explain?\n\n1116\n00:56:36.320 --> 00:56:40.400\nHow many advice is that you take from your parents?\n\n1117\n00:56:40.400 --> 00:56:44.640\nThat's got to explain. I think about that.\n\n1118\n00:56:44.640 --> 00:56:51.200\nWhat do you see now as your unfinished business?\n\n1119\n00:56:51.200 --> 00:56:57.600\nMan, so many things. The thing that I like is in our family business,\n\n1120\n00:56:58.400 --> 00:57:03.680\nwe are bringing probiotic products to the US with partner with one of the top\n\n1121\n00:57:03.680 --> 00:57:04.400\ncompanies. I\n\n1122\n00:57:04.400 --> 00:57:08.880\nbelieve very strongly in the body being a healing engine and that if you know\n\n1123\n00:57:08.880 --> 00:57:10.800\nhow to keep it alive,\n\n1124\n00:57:10.800 --> 00:57:15.100\nyou know well, then it heals by itself and gut health is a foundation. I\n\n1125\n00:57:15.100 --> 00:57:18.880\nbelieve that for 20\n\n1126\n00:57:18.880 --> 00:57:24.480\nplus years and that is something where I feel the US is behind compared to many\n\n1127\n00:57:24.480 --> 00:57:25.040\n, many other\n\n1128\n00:57:25.040 --> 00:57:30.080\ncountries, partially also because they don't have really good products here and\n\n1129\n00:57:30.080 --> 00:57:30.480\nwe've been\n\n1130\n00:57:30.480 --> 00:57:33.700\nbringing these products for different applications, omnibiotic is the brand\n\n1131\n00:57:33.700 --> 00:57:34.160\nname.\n\n1132\n00:57:34.160 --> 00:57:43.430\nThis is something that I want more people to get this help, get the support\n\n1133\n00:57:43.430 --> 00:57:43.600\nbecause\n\n1134\n00:57:43.600 --> 00:57:50.070\nI know what it has done to me, how it has helped me to stay fit and stay\n\n1135\n00:57:50.070 --> 00:57:51.840\nhealthy, enjoy life,\n\n1136\n00:57:51.840 --> 00:57:58.260\nhave more energy and I think many people can have that and can relieve\n\n1137\n00:57:58.260 --> 00:57:59.280\nthemselves on taking\n\n1138\n00:57:59.280 --> 00:58:04.520\ntons of pills when they have a little bit of this gut support. There's this big\n\n1139\n00:58:04.520 --> 00:58:04.960\nthing about\n\n1140\n00:58:04.960 --> 00:58:10.190\nmicro inflammation which is now understood being the foundation of aging and\n\n1141\n00:58:10.190 --> 00:58:11.600\nmicro inflammation\n\n1142\n00:58:11.600 --> 00:58:17.660\ncomes partially because the gut is slowly aging and lets stuff through and you\n\n1143\n00:58:17.660 --> 00:58:18.400\nwant to stop that.\n\n1144\n00:58:18.960 --> 00:58:25.030\nVery interesting and not surprising that your purpose is to basically to help\n\n1145\n00:58:25.030 --> 00:58:25.760\nthe world which\n\n1146\n00:58:25.760 --> 00:58:31.830\nis great. Last question here, what's one piece of advice you'd give to anyone\n\n1147\n00:58:31.830 --> 00:58:32.560\nwho wants to be a\n\n1148\n00:58:32.560 --> 00:58:40.540\nbetter leader? You get as many voices, mentors as you can and listen to people,\n\n1149\n00:58:40.540 --> 00:58:41.440\nalso learn from\n\n1150\n00:58:41.440 --> 00:58:45.720\npeople what you don't want to do and learn from them what you want to do.\n\n1151\n00:58:45.720 --> 00:58:47.440\nAlways take curious,\n\n1152\n00:58:47.440 --> 00:58:53.510\nalways act with respect but continue to move, continue to move, standing still\n\n1153\n00:58:53.510 --> 00:58:54.640\nis sliding down.\n\n1154\n00:58:54.640 --> 00:58:58.050\nKlaus I want to thank you very much for taking the time to have this\n\n1155\n00:58:58.050 --> 00:58:59.200\nconversation. It's been great\n\n1156\n00:58:59.200 --> 00:59:04.150\nto catch up with you and I'm excited for you because you are so alive in what\n\n1157\n00:59:04.150 --> 00:59:05.520\nyou're doing and so\n\n1158\n00:59:05.520 --> 00:59:09.850\nfocused on making the world a better place and continuing to do so. So thank\n\n1159\n00:59:09.850 --> 00:59:10.800\nyou for that and\n\n1160\n00:59:10.800 --> 00:59:14.210\nthank you for writing your book, it's great. Thank you David and it was\n\n1161\n00:59:14.210 --> 00:59:15.360\nwonderful to see you again\n\n1162\n00:59:15.360 --> 00:59:19.210\nand when you're back here somewhere you know so let me know. Happy to catch up\n\n1163\n00:59:19.210 --> 00:59:19.680\nwith you.\n\n1164\n00:59:19.680 --> 00:59:30.850\nYou know I keep thinking about that powerful story Klaus shared when a former\n\n1165\n00:59:30.850 --> 00:59:31.120\npatient showed\n\n1166\n00:59:31.120 --> 00:59:36.700\nhim how each person's work at Siemens helps save her life. It was a turning\n\n1167\n00:59:36.700 --> 00:59:38.080\npoint for that team\n\n1168\n00:59:38.880 --> 00:59:43.760\nand is such a great illustration of the connection between energy and purpose.\n\n1169\n00:59:43.760 --> 00:59:45.680\nPurpose channels are\n\n1170\n00:59:45.680 --> 00:59:50.230\nenergy. We make smarter decisions when we know what to focus our energy on.\n\n1171\n00:59:50.230 --> 00:59:52.240\nAfter all energy\n\n1172\n00:59:52.240 --> 00:59:57.600\nisn't infinite and if we don't manage it well we run the risk of burning out.\n\n1173\n00:59:57.600 --> 00:59:59.520\nAs a leader you\n\n1174\n00:59:59.520 --> 01:00:05.120\nmanage energy both your own and others and it's your job to channel it towards\n\n1175\n01:00:05.120 --> 01:00:06.560\nwhat matters most.\n\n1176\n01:00:07.280 --> 01:00:12.230\nSo before you dive into your daily to-do list ask yourself what's the real\n\n1177\n01:00:12.230 --> 01:00:12.960\npurpose behind\n\n1178\n01:00:12.960 --> 01:00:17.610\nwhat you're doing today. That moment of clarity might just change how you show\n\n1179\n01:00:17.610 --> 01:00:19.040\nup both for yourself\n\n1180\n01:00:19.040 --> 01:00:23.260\nand for your team. So do you want to know how leaders lead? What we learned\n\n1181\n01:00:23.260 --> 01:00:24.160\ntoday is the great\n\n1182\n01:00:24.160 --> 01:00:28.580\nleaders understand that purpose channels your energy. Coming up next on how\n\n1183\n01:00:28.580 --> 01:00:29.760\nleaders lead we've got\n\n1184\n01:00:29.760 --> 01:00:34.710\nPaul Brown co-founder and CEO of Inspire Brands which owns big restaurant names\n\n1185\n01:00:34.710 --> 01:00:36.080\nlike Arby's Buffalo\n\n1186\n01:00:36.080 --> 01:00:41.160\nWild Wings, Dunkin' Donuts and more. So be sure you subscribe on YouTube or\n\n1187\n01:00:41.160 --> 01:00:42.080\nwherever you get\n\n1188\n01:00:42.080 --> 01:00:46.400\nyour podcasts so that you don't miss it. Thanks again for tuning in to another\n\n1189\n01:00:46.400 --> 01:00:47.360\nepisode of How\n\n1190\n01:00:47.360 --> 01:00:50.720\nLeaders Lead Where every Thursday you get to listen in while I interview some\n\n1191\n01:00:50.720 --> 01:00:51.920\nof the very best leaders\n\n1192\n01:00:51.920 --> 01:00:55.850\nin the world. I make it a point to give you something simple on each episode\n\n1193\n01:00:55.850 --> 01:00:57.120\nthat you can apply to\n\n1194\n01:00:57.120 --> 01:01:00.720\nyour business so that you will become the best leader you can be.\n","pinned_at","featured_at","published_date","2025-09-18","itunes_episode_id",257,"2025-09-18T16:22:42.000000Z",{"_68":250,"_118":254,"_19":252,"_120":-5,"_121":256,"_122":264,"_123":-5,"_124":258,"_125":259,"_126":-5},{"_68":99,"_21":240,"_234":479},[477],{"_68":84,"_118":127,"_19":67,"_120":-5,"_121":-5,"_122":-5,"_123":-5,"_124":-5,"_125":-5,"_126":-5},{"_68":86,"_118":119,"_19":95,"_120":-5,"_121":-5,"_122":-5,"_123":-5,"_124":-5,"_125":-5,"_126":-5},{"_68":99,"_21":240,"_234":478},{"_131":69,"_98":99},{"_131":69,"_98":99},3051,"WEBVTT\n\n1\n00:00:00.000 --> 00:00:06.860\nyou used to treat leadership like running an ultramarathon. Explain.\n\n4\n00:00:10.480 --> 00:00:15.610\nYeah, what happened one day somebody came into my office, a friend of mine who\n\n5\n00:00:15.610 --> 00:00:16.240\nworked with me,\n\n6\n00:00:16.240 --> 00:00:19.760\ncame into my office and said, \"You got it all wrong.\" And I think David, we are\n\n7\n00:00:19.760 --> 00:00:20.640\nsimilar to that.\n\n8\n00:00:20.640 --> 00:00:23.890\nI mean, they know how to push our buttons if somebody comes to you and says, \"\n\n9\n00:00:23.890 --> 00:00:24.800\nYou got your life\n\n10\n00:00:24.800 --> 00:00:29.930\nall wrong.\" And he knew that. He knew that I always would say, \"Life is like a\n\n11\n00:00:29.930 --> 00:00:30.800\nbusiness is like an\n\n12\n00:00:30.800 --> 00:00:34.920\nultramarathon.\" I ran marathons at that time, you know. So he pushed it. And we\n\n13\n00:00:34.920 --> 00:00:35.360\ngot into this\n\n14\n00:00:35.360 --> 00:00:38.830\ndiscussion and he said, \"What is it?\" And he said, \"It's all about energy.\" And\n\n15\n00:00:38.830 --> 00:00:39.840\nI really\n\n16\n00:00:39.840 --> 00:00:44.000\nowe it to him. And that also got me into looking into high performance sports,\n\n17\n00:00:44.000 --> 00:00:45.200\nmy beloved tennis,\n\n18\n00:00:45.200 --> 00:00:50.340\nyou know. And I realized there was something very odd going on. Why already the\n\n19\n00:00:50.340 --> 00:00:51.440\ntenure in business\n\n20\n00:00:51.440 --> 00:00:58.000\nwas going down, more people leaving, having shorter tenures, being younger when\n\n21\n00:00:58.000 --> 00:00:59.280\nthey leave in tennis\n\n22\n00:00:59.280 --> 00:01:03.400\nand in other sports, it was exactly the opposite. They stayed longer. They\n\n23\n00:01:03.400 --> 00:01:04.960\nstayed longer in the game.\n\n24\n00:01:04.960 --> 00:01:09.080\nThe average rate of the top went up. So I said, \"I have to understand what's\n\n25\n00:01:09.080 --> 00:01:09.920\ngoing on there.\" And I\n\n26\n00:01:09.920 --> 00:01:15.050\nlooked into it and I saw that they had learned how to manage energy. They\n\n27\n00:01:15.050 --> 00:01:16.080\nunderstood what energy\n\n28\n00:01:16.080 --> 00:01:21.320\nresources are there, physical, mental, emotional, spiritual. If you had to simplify\n\n2\n00:00:05.430 --> 00:00:06.320\nwhat that process\n\n3\n00:00:06.320 --> 00:00:12.920\nis, what would you tell us? Depends on, first of all, I believe in intellectual\n\n4\n00:00:12.920 --> 00:00:14.000\nrigor. I don't\n\n5\n00:00:14.000 --> 00:00:19.950\nbelieve that I have all the knowledge. So I try to get as many facts as\n\n6\n00:00:19.950 --> 00:00:23.200\npossible. I also try to go\n\n7\n00:00:23.200 --> 00:00:27.510\ndown to the source of where where the information is. So for instance, if I\n\n8\n00:00:27.510 --> 00:00:29.440\ndeal with the situation,\n\n9\n00:00:29.440 --> 00:00:34.910\nwhether customer or field issue, I typically what what not just rely on what my\n\n10\n00:00:34.910 --> 00:00:35.840\nteam would give me,\n\n11\n00:00:35.840 --> 00:00:40.560\nI would call the person down in the pits, you know, or go there, travel there,\n\n12\n00:00:40.560 --> 00:00:42.080\nyou know, and find out\n\n13\n00:00:42.080 --> 00:00:46.480\nwhat is really going on there. And and almost always that I learned an\n\n14\n00:00:46.480 --> 00:00:49.280\nimportant fact that was really\n\n15\n00:00:49.280 --> 00:00:54.560\nimportant for for getting a better quality decision. And in the end, I mean,\n\n16\n00:00:54.560 --> 00:00:55.680\none of my biggest\n\n17\n00:00:56.560 --> 00:01:04.800\nguiding posts was, is how, how, how do I feel about this? If I were to, I\n\n18\n00:01:04.800 --> 00:01:06.080\nalways look, also thought\n\n19\n00:01:06.080 --> 00:01:10.890\nof the people. And and I always thought that even if I had to let go people,\n\n20\n00:01:10.890 --> 00:01:12.480\nhow do I, how can I do\n\n21\n00:01:12.480 --> 00:01:17.230\nthis and the best and the respect for best respectful way? We did when we did\n\n22\n00:01:17.230 --> 00:01:19.040\nthe telecom thing, we did\n\n23\n00:01:19.040 --> 00:01:23.780\na partnership in the end with with the unions to do a requalification of the\n\n24\n00:01:23.780 --> 00:01:25.680\nemployees, which worked\n\n25\n00:01:25.680 --> 00:01:30.000\nmagically well, really, thanks also to the partnership with the labor union\n\n26\n00:01:30.000 --> 00:01:31.360\nvery well and became model for\n\n27\n00:01:31.360 --> 00:01:35.670\nmany others to go to go after this. But in the end, I have to measure it. I\n\n28\n00:01:35.670 --> 00:01:37.440\nmean, how would how would I\n\n29\n00:01:37.440 --> 00:01:43.550\nget judged by not the papers by by the higher authority that will one day judge\n\n30\n00:01:43.550 --> 00:01:44.400\nus all.\n",1512379,1617019,"Decisions, decision making, intellectual rigor, empathy, respect, ethics, union","to-make-good-decisions-gather-the-facts-and-listen-to-your-conscience","PaUId85CxeI5602wXV69ByhpzCk7xLQTiAVJ363gtfww","cR5XllB1bTt6P1Q02ZOSUkOV94vn9shtW7t02lwtDwbmg","2025-09-18T16:51:27.000000Z","https://www.howleaderslead.com/clips/3049/to-make-good-decisions-gather-the-facts-and-listen-to-your-conscience",{"_68":69,"_70":71,"_72":73,"_74":28,"_75":76,"_77":66,"_78":79,"_80":79,"_81":82,"_83":84,"_85":86,"_87":88,"_89":-5,"_90":-5,"_91":-5,"_92":-5,"_93":67,"_94":95,"_96":97,"_98":99,"_100":532,"_102":-5,"_103":533,"_113":534,"_115":535,"_117":-5},{"_68":175,"_134":243,"_165":244,"_445":461,"_462":463,"_162":464,"_164":-5,"_80":82,"_465":-5,"_78":82,"_466":-5,"_247":248,"_249":250,"_171":-5,"_85":-5,"_467":468,"_469":470,"_245":246,"_131":69,"_87":471,"_90":-5,"_91":-5,"_92":-5,"_251":252,"_253":254,"_255":256,"_257":258,"_189":-5,"_193":-5,"_125":259,"_260":261,"_94":-5,"_102":-5,"_262":531,"_212":-5,"_115":-5,"_117":-5},{"_68":250,"_118":254,"_19":252,"_120":-5,"_121":256,"_122":264,"_123":-5,"_124":258,"_125":259,"_126":-5},{"_68":99,"_21":240,"_234":538},[536],{"_68":84,"_118":127,"_19":67,"_120":-5,"_121":-5,"_122":-5,"_123":-5,"_124":-5,"_125":-5,"_126":-5},{"_68":86,"_118":119,"_19":95,"_120":-5,"_121":-5,"_122":-5,"_123":-5,"_124":-5,"_125":-5,"_126":-5},{"_68":99,"_21":240,"_234":537},{"_131":69,"_98":99},{"_131":69,"_98":99},3048,"WEBVTT\n\n1\n00:00:00.000 --> 00:00:06.120\nyou have to literally sit down with yourself and ask yourself on my last day on\n\n2\n00:00:06.120 --> 00:00:07.120\nthis planet.\n\n3\n00:00:07.120 --> 00:00:11.110\nIf I want to look back into a fulfilled life, what is it that would make this a\n\n4\n00:00:11.110 --> 00:00:12.320\nfulfilled life?\n\n5\n00:00:12.320 --> 00:00:17.360\nAnd I think many people get stuck in this. 00:00:06.560\ndid there is I basically\n\n3\n00:00:06.560 --> 00:00:11.360\nI basically I asked Siemens because I had not worked in the division that I\n\n4\n00:00:11.360 --> 00:00:12.560\nbefore I go in I\n\n5\n00:00:12.560 --> 00:00:16.530\nwant to be at two hospitals one in the US one in Germany where I spent some\n\n6\n00:00:16.530 --> 00:00:17.920\ntime as an undercover\n\n7\n00:00:17.920 --> 00:00:23.060\nboss you know as a doctor so to see how the equipment used was a wise decision\n\n8\n00:00:23.060 --> 00:00:23.840\nwas more a\n\n9\n00:00:23.840 --> 00:00:27.970\ngut decision and I saw that all my equipment is doing a lot of things that\n\n10\n00:00:27.970 --> 00:00:29.760\nother things don't do\n\n11\n00:00:29.760 --> 00:00:34.110\nbut I realized that the people inside of our facilities did not understand that\n\n12\n00:00:34.110 --> 00:00:35.040\nso I invited\n\n13\n00:00:35.040 --> 00:00:38.370\na patient a young patient to come to an all-hands meeting I established an all-\n\n14\n00:00:38.370 --> 00:00:39.200\nhands meeting what\n\n15\n00:00:39.200 --> 00:00:42.890\nyou didn't have before I had an all-hands meeting at the end of it I brought\n\n16\n00:00:42.890 --> 00:00:43.920\nthis young lady on\n\n17\n00:00:43.920 --> 00:00:48.270\nhad her talk about her life she talked about her life how it went south and how\n\n18\n00:00:48.270 --> 00:00:49.040\nit came back\n\n19\n00:00:49.040 --> 00:00:53.820\nthrough diagnostics and and intervention and then people realized oh this was\n\n20\n00:00:53.820 --> 00:00:54.320\nall our\n\n21\n00:00:54.320 --> her a list of all the names of the people she had this list she\n\n24\n00:01:03.000 --> 00:01:04.000\ncalled them to come\n\n25\n00:01:04.000 --> 00:01:08.740\non stage you know this is in the northern part of Bavaria you know so people\n\n26\n00:01:08.740 --> 00:01:10.000\nare not easily moved\n\n27\n00:01:10.000 --> 00:01:13.880\nthey are really tough tough individuals you know but they had tears in their\n\n28\n00:01:13.880 --> 00:01:14.640\neyes because\n\n29\n00:01:14.640 --> 00:01:18.590\nthey realized what good they are doing in this young woman she was in her mid\n\n30\n00:01:18.590 --> 00:01:19.600\n20s you know\n\n31\n00:01:19.600 --> 00:01:24.000\nthe evening it was unionized the evening the union leader came to me and said\n\n32\n00:01:24.000 --> our\n\n35\n00:01:29.520 --> 00:01:35.010\nsoul back you made us understand why we are here and what we are doing and that\n\n36\n00:01:35.010 --> 00:01:36.320\nwas the moment when\n\n37\n00:01:36.320 --> 00:01:40.030\nthe whole organization I didn't I mean we did a lot of other things but this\n\n38\n00:01:40.030 --> 00:01:41.120\nwas the moment when\n\n39\n00:01:41.120 --> 00:01:46.040\nthe I think first you have to frame the problem and really say\n\n6\n00:00:14.790 --> 00:00:15.600\nwhat is it that\n\n7\n00:00:15.600 --> 00:00:20.530\nyou want to get out. You still even once you frame that have to be open if the\n\n8\n00:00:20.530 --> 00:00:21.840\nconsultant comes back\n\n9\n00:00:21.840 --> 00:00:25.210\nand say, well, from our experience, you probably have to reframe it. If you\n\n10\n00:00:25.210 --> 00:00:26.320\nreally want to crack\n\n11\n00:00:26.320 --> 00:00:30.640\nwhat you want to do. In most cases, it's performance and there's not that many\n\n12\n00:00:30.640 --> 00:00:31.600\nparameters that people\n\n13\n00:00:31.600 --> 00:00:34.420\nare interested in. It's very, can you get the revenues up? Can you get the cost\n\n14\n00:00:34.420 --> 00:00:34.960\ndown? Can you\n\n15\n00:00:34.960 --> 00:00:41.470\nget the cash? That's it. It's like the choice of a doctor because the variety\n\n16\n00:00:41.470 --> 00:00:42.960\nis huge, absolutely\n\n17\n00:00:42.960 --> 00:00:47.360\nhuge. You have some brands that guarantee that you have intelligent people,\n\n18\n00:00:47.360 --> 00:00:48.160\nthat they only hire\n\n19\n00:00:48.160 --> 00:00:53.660\nintelligent people. In the end, it is all about people. I would look at who do\n\n20\n00:00:53.660 --> 00:00:54.880\nyou have? Who is\n\n21\n00:00:54.880 --> 00:00:59.510\nyour doctor? Who are they sending as the key doctor? Who is the junior doctor?\n\n22\n00:00:59.510 --> 00:01:00.000\nHow do they\n\n23\n00:01:00.000 --> 00:01:06.590\ncompose the team? To not be shy, if you feel that the doctor is super, but\n\n24\n00:01:06.590 --> 00:01:08.240\nalready the next level\n\n25\n00:01:08.240 --> 00:01:15.530\ndown is probably not at par at all. The composition of the whole team really\n\n26\n00:01:15.530 --> 00:01:17.600\nengaged. Have an open mind.\n\n27\n00:01:17.600 --> 00:01:26.160\nI've seen many, many times that the study was very, very good, but the team\n\n28\n00:01:26.160 --> 00:01:27.360\ndidn't do a good job\n\n29\n00:01:27.360 --> 00:01:32.560\nin communicating this well to leaders or leaders were not open to it.\n",495559,586309,"Consulting, consultants, open mind, team, communication","e5LG02AasZXv7S00u02LnUguZ5U1exbu502fhNtwxVNzfGY","2FlSIXY9neUvarKXBQQktnSUv6eA0202p3A2uqsVCAl54","2025-09-18T16:47:44.000000Z","https://www.howleaderslead.com/clips/3046/how-to-get-the-most-out-of-a-consulting-relationship",{"_68":69,"_70":71,"_72":73,"_74":28,"_75":76,"_77":66,"_78":79,"_80":79,"_81":82,"_83":84,"_85":86,"_87":88,"_89":-5,"_90":-5,"_91":-5,"_92":-5,"_93":67,"_94":95,"_96":97,"_98":99,"_100":591,"_102":-5,"_103":592,"_113":593,"_115":594,"_117":-5},{"_68":175,"_134":243,"_165":244,"_445":461,"_462":463,"_162":464,"_164":-5,"_80":82,"_465":-5,"_78":82,"_466":-5,"_247":248,"_249":250,"_171":-5,"_85":-5,"_467":468,"_469":470,"_245":246,"_131":69,"_87":471,"_90":-5,"_91":-5,"_92":-5,"_251":252,"_253":254,"_255":256,"_257":258,"_189":-5,"_193":-5,"_125":259,"_260":261,"_94":-5,"_102":-5,"_262":590,"_212":-5,"_115":-5,"_117":-5},{"_68":250,"_118":254,"_19":252,"_120":-5,"_121":256,"_122":264,"_123":-5,"_124":258,"_125":259,"_126":-5},{"_68":99,"_21":240,"_234":597},[595],{"_68":84,"_118":127,"_19":67,"_120":-5,"_121":-5,"_122":-5,"_123":-5,"_124":-5,"_125":-5,"_126":-5},{"_68":86,"_118":119,"_19":95,"_120":-5,"_121":-5,"_122":-5,"_123":-5,"_124":-5,"_125":-5,"_126":-5},{"_68":99,"_21":240,"_234":596},{"_131":69,"_98":99},{"_131":69,"_98":99},{"_68":175,"_134":243,"_165":244,"_445":461,"_462":463,"_162":464,"_164":-5,"_80":82,"_465":-5,"_78":82,"_466":-5,"_247":248,"_249":250,"_171":-5,"_85":-5,"_467":468,"_469":470,"_245":246,"_131":69,"_87":471,"_90":-5,"_91":-5,"_92":-5,"_251":252,"_253":254,"_255":256,"_257":258,"_189":-5,"_193":-5,"_125":259,"_260":261,"_94":-5,"_102":-5,"_262":599,"_212":-5,"_115":-5,"_117":-5},{"_68":250,"_118":254,"_19":252,"_120":-5,"_121":256,"_122":264,"_123":-5,"_124":258,"_125":259,"_126":-5},{"_68":99,"_21":240,"_234":601},{"_131":69,"_98":99},{"_131":69,"_98":99},"user","token","favorites",[],"collections",[],"env",{"_611":612,"_613":614,"_615":616,"_617":618,"_619":620},"GOOGLE_CLIENT_ID","644017954836-qpllhu38r0tsrtfq85ukntcvsb0akbht.apps.googleusercontent.com","APPLE_CLIENT_ID","com.howleaderslead.webapp","APPLE_REDIRECT_URI","https://www.howleaderslead.com/auth/apple-callback","APP_URL","https://howleaderslead.com","GTM_ID","GTM-5D4FT62G"]
